Courage, awareness of trends, and thinking outside of your own box, work well when pushing innovation and getting new ideas at the individual level, but are tough to get to scale past just a few people.

Group think, social proofing, ego driven statements, fear based responses, body language cueing and other forms of involuntary people management begin to kick in when a groups gets to be larger than four members.

Which is why understanding your own conflict style, your own communication approach, and being clear on your own goals (not at the expense of understanding and listening to others’ goals though) becomes the bedrock of innovative action.

Don’t believe me?

Try this: The next time you’re in a meeting with the “smartest” people in your department, your division, your company, or your organization, say nothing (or little) and instead watch how they respond to each other.

How they subtly (and sometimes not-so-subtly) manage each other.

And if the group is larger than four people, watch even closer.

Watch how “good” ideas become mired in indecision, vagueness, and lack of forward motion.

And then, wonder to yourself: “How can I make this situation better the next time?”

[Strategy] Failure is an Option

Resolution is a loaded word.

Typically, we want conflicts, disagreements, “differences of opinion,” and other ways that we frame the dialogue of conflict, to work out in ways that work for us.

Ways that allow us to accomplish our goals in the most expedient manner possible, and the other party—well they can worry about themselves.

In this context, resolution becomes a chimera, something wildly implausible (according to our narrow definition of what is plausible) and that we chase without really planning on catching.

In this context, resolution must take on a new meaning, focused on cessation of conflict, moving toward peace, and engaging to get to reconciliation.

In this context, failure becomes an option, when it is failure to get resolution in the face of success at gaining other outcomes that might be more important to the parties involved.

Strategically allow failure to occur in the process of getting to resolution, has to be a tactical choice, rather than a passive act (or at worse, a default position of manipulation to attempt to ensure future success) because it involves leveraging the trust and faith of both parties in the process of resolution, rather than in each other.

And when the process gets to be more important than the parties, resolution becomes easier to attain rather than harder.

[Strategy] 1…2…3…What Are You Hiring For?

Entrepreneurs (some of them) remember what business owners of all types have forgotten, at scale:

You get the conflict culture you hire for.

Think about it.

If you hire people that are looking for the organization to guide them to another level in their careers, past self-doubts, bumps in the road, dips in projects, and changes in the economy, you will create a resilient employee culture.

If you hire people that are looking for reassurances, permission, the answer to “Is this going to be in the test?,” and people who want to be paid extra to give extra, don’t be surprised when your conflict culture is based in avoidance, delaying, surrender, and a lack of responsibility and hiding.

If you hire people that are empathetic, focused on others and their experiences (customers, clients, etc.), who can make courageous decisions and take action in the face of a lack of standard operating procedures, but still justify those decisions in the context of advancing organizational goals, values, and growing the brand promise, then you have created an organizational culture that people (customers, clients, etc.) will cry out for.

The trouble is that with 20th century mass production came mass hiring. With mass hiring the organizational idea grew that your organization wasn’t doing well, unless it hired everybody in a given pool based on factors that had little to do with your organizational culture, e.g. they lived close, they had the “right” credentials, they answered the questions in the interview in the “right” way.

Well, the era of being able to accomplish goals and do work at scale that matters with just anybody off the street, has passed; and, what has replaced it is ever smaller groups of people, doing more and more work that matters, using emotional intelligence, caring, resilience, and empathy to manage the inevitable conflicts that come with change.

If you want your organizational conflict culture to look—and people in it to have the courage to act—in a transformational manner, and be successful in an ambiguous business future, then hire for it.

Today.

But don’t complain that you can’t get where all the other organizations are getting, with customer and client awareness, attention, trust, and revenues, when you don’t hire for those outcomes.

And don’t complain when your “best” people leave the conflict culture that you hired for, for a more robust culture across the street.

 

[Opinion] Self-Determination and Autonomy

As individuals continue to publicly engage in the completion of their own narrative arcs of conflict, personalized and individualized to them, external third parties have to determine at what point is it wiser to shut down their self-determination and deny their autonomy.

Self-determination basically says that parties in a conflict have a right to determine the outcome of that conflict with minimal influence from an outside, third party. Self-determination works really well when all parties in a conflict are on the same page and are talking to each other about the same thing. Self-determination doesn’t work so well when all parties in the conflict are pursuing their own ends selfishly.

Autonomy says that parties in a conflict have a right to make their own decisions, and to experience their own consequences. Consequences are an interesting element of discussions and debates around autonomy, because they come from a toxic mixture of responsiveness and reactiveness. Plus, there’s the interesting shift of responsibility around consequences: One party would rather not experience them; the other party would rather that they did.

When autonomy and self-determination are combined, sometimes parties in conflict feel as though they have a responsibility to administer consequences. This doesn’t come about without making a judgment about the other party, their motives, their autonomy, and without taking away their own self-determination.

Equal and opposite reactions apply mostly to physics experiments, and mathematical equations, but break down in the world of reality when they bump up against autonomous, self-determining, human actors. Neither is physics a worthwhile explanation (or justification) for dealing out consequences to another party in judgement. When this happens, human nature—deeply flawed, deeply evil, deeply selfish—takes over. And tools from social media applications to projectile weapons, become the means for one party to deal out consequences in judgment.

The thing is though, for as many justifications (or explanations) that are provided for engaging in judgmental behavior, using tools immediately at your disposal, there is little requisite increase in wisdom. And even if there were an increase, to paraphrase from Gandalf, “even the wisest among us cannot see all ends.”

No one can predict change in a party in conflict.

Just like no one can predict continuity.

Hindsight and confirmation bias trap both parties in a cycle of vicious violence, where peace takes a back seat, to reaffirming threatened identities, and maintaining a laser-like focus on the outcome of the conflict narrative that fits the worldview that doesn’t force change at all.

Welcome back to the fourth season of The Earbud_U Podcast!

The nostalgia for the perceived security and safety of the Industrial-TV complex dominated world of work and human interaction, is almost deafening.

The nostalgia mostly comes in the form of complaints about the work ethic of the current generation by a generation feeling left behind, and discounted.

Our guest today, Chris Strub is back from the second season of The Earbud_U Podcast. He defines putting in the work and redefining what the new work ethic is, by building a new way of working, using tools that allow him to grow his impact, and actively demonstrate the changing nature of the work ethic conversation.

When work ethic (or nostalgia for an imagined time in the past when people worked “harder” than they do now) is discussed, it’s often framed in the context of “paying your dues.” That mythical state of working hard, being unnoticeable (except for the work that you do), making no demands upon the work structure, and showing appropriate deference to the life experience of people older than you.

In a communication world with digital tools that are reshaping everything from shopping to working globally, “paying your dues” can begin at the age of 15 doing things that

  • Don’t scale
  • Will not appear on a resume
  • That an employer will never know about
  • And will bring the person passive income that can be leveraged after ten years…at the age of 25.

You know, at the moment when the “you should be ‘paying your dues’” conversation begins to happen, directed by superiors, co-workers, and others who didn’t have the digital tools that the 15 to 34 year olds have at their disposal right now.

Work ethic still exists. We just haven’t figured out a new way to calculate its value.

Our personal assistants have names like Cloe, Clara, Julie, Luka and Amy.

Our devices have names like Alexa, Siri and Cortana.

We are getting the future we were promised, though not evenly distributed (as has been pointed out in the past), and not in the same areas simultaneously. Soon, HAL 9000 will be in our homes, not in a deep space vehicle.

We have FitBits, Jawbones, and Apple and Android Watches. We are slowly getting augmented reality, virtual reality and even electric, automated self-driving cars.

Voice data, movement data, and biometric data collection technologies lie at the “bleeding edge” of future machine-to-human communication technologies. We do not have laws or regulations to deal with the consequences of having these devices; which are always on, always recording, always collecting and always reporting to someone—somewhere.

We have given up our privacy for convenience, and whether or not you believe this is a Faustian bargain, the deal is in the process of being struck even as you are alive and watching it happen. And the people of the future will not lament the loss of face-to-face communication, any more than present generations lament the passing of the horse and buggy.

How should conflict professionals respond to the death of face-to-face communication and the rise of machine-to-human communication?

  • Get involved in the collection of data, the organizations that collect it, and even on the boards of organizations that make decisions and regulations about the use of it—peace builders have an obligation to no longer sit on the sidelines, hoping that none of this will happen. Getting involved in all parts of the process, from creation ot decision making, is the new obligation for peace builders.
  • Build businesses that act as intermediaries (mediators, if you will) between Alexa, Siri and whatever is next and the people who will seek to control what those devices reveal about people’s private lives—private conflict communications are about to go public. And peace builders have seen the devastating effects of such publicity on relationships, reputation and understanding through the first level of all of this—social media.
  • Prepare to address the stress that will be magnified through people curating their lives, tailoring their responses to what “should” be said, rather than what will actually be “true”—with the death of privacy through all of your devices in your house either recording you, tracking you, suggesting items to you, or even interacting with you, the line between what is truly felt, and what you actually say, will become even narrower. Peace builders should prepare through training to address this cognitive dissonance, because it will only take a few generations before more masking of previously transparent communication will occur.

As man and machine begin to merge at the first level with communication, peace builders should be engaging with the process proactively and aggressively, rather than waiting and being caught by surprise.

[Opinion] Who ‘Unmakes’ Your World?

The hinge swings both ways.

Human beings made the system of conflict you are in; they can unmake it.

The knife cuts both ways.

In for a penny, in for a pound.

When you’re in a conflict, it may seem as though there is no way out of it. When you’re in conflict, it may seem that the hinge only swings one way, that the knife only cuts you, and that there is no way out.

Well, actually there is. But it requires you to do some courageous work early (when everyone is excited), in the middle (when everyone quits) and at the end (when victory appears in sight).

Hinges, knives, pennies, pounds, and the will to undo, unsew, unravel, unmake, and unwind, the mistakes we have already made, the damage we have already done, and the past that seems to never stop shadowing our futures.

[Strategy] Here’s What’s Instructive…

There’s no other more instructive event for the modern communications professional than a national election.

There’s white space and absence, in the midst of all the noise and the presence. What people do say is almost as instructive as what people don’t say.

Challenge the premise of the question, create a reductionist argument without objective meaning, play to the crowd as if no one is there to watch.

Be a marketable commodity, while also being a unique niche value, all the while, doing the daily narrative dance with the media.

Here’s what’s instructive about all of this:

Who are you for? If you are for everyone, you aren’t going to attract the attention and awareness of anyone.

Who are you against? If you aren’t against anybody, then you better be inspirational or maybe a little insipid, but never both—and never, even at the same time.

Who’s all in? If you aren’t going for the “gusto” then you aren’t going anywhere. Halfhearted attempts peter out halfheartedly.

Communicate strongly, confidently, and incessantly to cut through the noise, but be prepared to have your bluff called, your desires questioned, and your rigor stressed.

The reason only one person can become the head of a party or a country, is that the outcome—at a communications level—is scarce; and getting there is monumentally hard.

Let’s talk about the kind of communication we want to have.

In person communications have always been fraught with difficulty, misunderstandings, miscommunications, negative escalations, and conflicts. When people talk with each other face-to-face there is always the opportunity for confusion and conflict, particularly if the conversation in question is questioning deeply held stories around values, worldviews, and frames.

It takes a lot of emotional quickening to escalate from a conversation to a confrontation to a conflict to a fistfight to a war. There are many discrete steps in face-to-face communication that social norming has established, developed, and refined for thousands of years to limit such escalation. But, as is always the case, human beings’ tools for communication get better, friction and misunderstanding increases, even as the speed of communication increases, and conflicts flare up.

From carrier pigeons to riders on horseback to the telephone to mail by airplane to emails and now Twitter, there have always been people who would rather have a fight than share an idea. And as the speed of our tools has increased how fast we get a message and then react to it, (going from days or weeks to micro-seconds) there hasn’t been a commensurate increase in the heart of rational contemplation.

Thus we get to social media communication. Trolls, bad actors, spammers, and others use the immediacy of social communication tools to psychologically manipulate people on the other end of the message into reacting rather than thinking. And there’s really only two reactions such individuals are seeking: fight or flight.

They aren’t looking for a measured argument.

They aren’t looking for reasonable discourse.

They aren’t looking for knowledge or growth.

They are looking for either a respondent’s heels or their fangs.

In the case of the Internet, and the communication tools we have built on top of it, we have exchanged immediacy for escalation, and have confused passion for legitimacy of an assertion. This is particularly problematic for people delivering messages that are outside the “mainstream,” or that rely on dispassionate examination of facts, rather than passionate reaction to opinions.

Ease of access to digital tools also allows communication to be focused on the tawdry and the spectacle—which is short term—instead of the deliberative and the reasonable—which is long-term. The creators of these digital tools—the owners of the platforms—may be publicly or privately traded companies, but make no mistake: the platforms are private property and the Internet, while vast, is not a place where 1.6 billion participants need to (or deserve to) cast a vote on the operations of a series of companies that built the platforms in the first place.

What kind of communication do we want to have?

The answer to that question, at least as is evidenced by the numbers of people using these communications tools, seems to be that we want friction free, painless, non-relational based communication when we want it, how we want it, that allows us to do what we want, when we want, how we want. But this is an inherently selfish and vain position, based in our perception of want, rather than a relational need.

Online communication will always be fraught with difficulty and no amount of changing a name policy, policing speech we don’t like, or building walls and doors into platforms, is going to prevent than difficulty. This is because the tools we use to communicate are the problem because of the assumptions and expectations built into them.

We’ve got to figure this out though, because at a global scale, there won’t be a positive outcome from communications wars between people. We are already seeing the beginnings of skirmishes around the edges of platforms such as Reddit and Twitter. We are also seeing responses to such skirmishes from companies such as SnapChat and WhatsApp, which promise to build platforms with more friendly assumptions around safety, conviviality, and trust built into them, rather than welded on from the outside as an afterthought.

More special interest groups meeting with Facebook isn’t going to solve this communications problem.

More governmental lobbying at scale by Google isn’t going to solve this problem either.

More closing off, disengaging online, or demanding more censorious penalties for people we don’t like, saying things that make us feel threatened, abused, or bullied (the aforementioned trolls, bad actors, and spammers) isn’t going to solve this problem either.

The solution to all of this, as with most things, lies in changing the motivations toward selfishness, vanity, and revenge that lie deep in the heart of man.

And, to borrow from Einstein when he was talking about the outcomes of the development of nuclear weapons, I’m going to bet that the founders of Google, Facebook, Twitter, Reddit, and many, many other chatrooms, message boards, and email systems since the web was democratized, secretly wish, deep in their hearts, that they could go back in time, and instead become watchmakers.

[Advice] The Law of Average

It used to be ok to be, well, “ok.”

It used to be “ok” to do good enough work at home with your kids, in the neighborhood with your community, and in your church with your time.

It used to be “ok” to just show up, do what you’re told, don’t ask too many questions, and be the nail that hammered itself down.

It used to be “ok” to not do the little extras, to not give a little more, to care only at the level you were comfortable caring at and to devote little or no time to thinking about why that was ok.

And in this time, when things used to be “ok,” political world leaders still were elected and assassinated with regularity, wars still were started and ended, products were still invented and sold, television programs, the newspapers, and other forms of communication tools still worked to get you information. And people still lived and died, marketing still worked, and scandals still intrigued the masses.

So what happened?

The Law of Averages says that in a sample of any kind, from neighborhoods, to marketing campaigns, the statistical distribution of outcomes among members of a small sample must reflect the distribution of outcomes across the population as a whole.

The law has always been a fallacy, based on observed, personalized experiences that are then transposed to a much larger (or sometimes different) population sample. And the rules that the industrialists, the marketers, the politicians, and the policy makers created in the 20th century (and that they are mightily trying to recreate in the 21st century) are responsible for the massive belief in the law of averages.

But, wishful thinking is not reality. And the reality is, it was never good enough to just be “ok”: whether at your job, at communicating in conflict situations, or at creating a project, or taking a risk. And now, because of technological shifts that have been long remarked upon and analyzed, the fallacy is being exposed at mass, for what it is.

It’s not good enough to be average at communicating in a conflict scenario.

It’s not good enough to just show up at home, at church, in your community, or at work.

It’s not good enough to not go the extra mile, do the extra thing, and take the extra time, even if you don’t get paid for it. Especially if you don’t get paid for it.

It’s not good enough to disengage from what’s going on in someone else’s political, economic, spiritual, or financial reality because “that doesn’t impact me over here.”

Wishful thinking that “it will all be ‘ok’” doesn’t work anymore (and never really did), because it won’t be “ok.” The cultural, social, political, and financial machine that used to guarantee that “ok” would be good enough, is breaking down.

Its only individuals (not the masses at scale) who can choose to do the hard work that moves humanity collectively from merely “ok” in our emotional, spiritual, and material interactions with each other, and moves us to better, and finally to best (or most remarkable) in the world: meaning the world individuals inhabit on a daily, weekly, yearly basis, not the whole wide world.

Navigating the tension between the desire to passively slip into the anonymity of “ok” and the need to actively move from “ok” to better to best, is the place where engagement—personal and meaningful—must happen in the 21st century if humanity is to become the best version of humanity it can be.
