Just Make It Work

Two things are happening simultaneously in our organizational cultures, our markets, and our personal lives.

We have established non-curiosity (“I don’t care how it works, I just want it to work”) as the new standard for engaging with the work, the ideas that interest us (or not) and the world of conflicts that inevitably surround us.

We have also decided that we don’t have the time or emotional or mental bandwidth to care deeply about a topic, person, or idea, and thus we have jettisoned that character trait (caring) as well.

At the same time, for anyone who is interested enough to look, there has been an explosion in the ways that people are explaining what they do, why they do, and—most importantly—how they do it. From videos on the Internet to long-form blog posts, to intentional curation via your email, to documentaries streaming on your over-the-top video player, there are more people taking more time, to explain what they do, to more interested (curious) and caring audiences than ever before.

These two cultural occurrences represent a split and a niching down into time, attention, caring, and curiosity that is dividing audiences, and may well portend a future of less curiosity and caring at mass, and more curation, curiosity, and even care, at the edges of the conflict universe.

The things that matter, the solutions that “stick,” the statements that are meaningful, and the audiences who will care about the impresario’s show, are not going to be found in the immediate, speed driven, bite-sized, mass market.

They will be found at the edges, slowly, over time, and they will be hungering for you to arrive, with your deeply thought out solutions to their most pressing problems.

What’s Driving Your Bus

If work isn’t ‘driving your bus,’ then what exactly is motivating you to act with purpose in a world where emotional labor matters more now than ever before.

Who Are You Outworking?

When the answer to the question is “Nobody,” we’ve got to reexamine what the inherent messages are in the funnel of school to work.

When the answer to the question is “I already work hard enough,” we’ve got to redefine the term “hard” away from breaking concrete in the sun for 40 hours a week and move it toward breaking up other people’s emotional resistance to needed organizational change.

When the answer to the question is “I’m tired and don’t want to think about it,” then we’ve got to reexamine motivation and morale.

When the answer to the question is “Myself,” then maybe we have the beginning of creating a new paradigm of work and labor for the future.

But too often, the answers to the question are less about the question and more about the response.

Caring Costs

Caring costs.

It costs to be empathetic to your employees’ emotional needs.

It costs to be mindful of the non-verbal messages you’re role modeling.

It costs to be engaged all the time in the active act of actively listening.

It costs to develop connections that gain you nothing in the short-term.

It costs to care when that caring may not be “enough” for the other party when what was really desired by the other party was a transactional act, not a relational one.

Caring costs.

But what else are you going to invest your emotional energy in?

Actions That Compose the Work

The work is rarely the most entertaining or compelling, thing.

The result of the work is a lot more compelling—good, bad, ugly, or indifferent.

The process is rarely envied.

The result of the work—the sausage, such as it were—is delicious on the plate, and worthy of being enjoyed. And sometimes, people are envious of the outcome.

The potential to experience emotional pain, public (or private) embarrassment, and even failure is so strong that people seek all kinds of shortcuts to avoid experiencing any of those potential outcomes.

But experiencing those outcomes, many times is the work.

Here is a partial (but not all inclusive) list of actions that compose the work. As in all cases, your mileage (and experiences) may vary:

Patience is work.

Resiliency is work.

Accepting outcomes is work.

Knowing where to put your focus (and why), is work.

Showing up every day, even when you don’t feel like it, is work.

Being responsible when a project, idea, or position you championed doesn’t work, is work.

Ruthlessly eliminating hurry in the short-term, to accomplish larger lifetime goals in the long-term, is work.

Having the courage, clarity, and candor to speak up about what is working and what isn’t, is work.

Engaging with people we don’t personally (or professionally) like without rancor, to accomplish goals greater than ourselves, is work.

Knowing when to quit, what to quit, and how to quit, is work.

Figuring out the right questions to ask, in the right way, to the right people, and then hearing the answers, is work.

Realizing that the work is on the line, but that you as a person are not, is work.

Raising expectations with the idea of fulfilling them, rather than using them as leverage against the other party in a conversation, or conflict, is work.

Seeing the end goal of a project, and realizing that persuasion of other people is the number one thing to accomplish to get there, is work.

Being intentional about your actions, whether in a conflict process, a project process, or a goal oriented process, is work.

Knowing yourself and what you are capable of (and what your limitations are), is work.

Understanding when to stop working, is work.

Doing any, and all, of these things in public, doesn’t make for a compelling or entertaining process to view from the outside.

And in a post-Industrial society, that values entertainment above all else, knowing what’s truly compelling, and talking, writing, and entertaining about that, is work.

Increasingly, it may be part of the only work that matters.

What Are You Paid To Do?

What are you paid to do?

What do you believe you are paid to do?

What does your employer tell you that you are paid to do?

What does your spouse believe that you are paid to do?

What does your family believe that you are paid to do?

What does your supervisor believe you are paid to do?

The systems at work, in the community, and even in the home are structured around the unstated, often unvocalized, answers to these critical questions.

It used to be that larger institutions defined these answers with clarity and provided a sense of reassurance about the answers.

It used to be that people either appealed to the authority of these institutions when their fellow travelers weren’t answering them in pre-approved ways, or when the answers seemed to be getting cloudy for everyone on the team.

It used to be that social norming and group think really kicked in on the answers to these questions, making the answer seem “obvious” and “normal.” So much so, that to even ask the questions out loud would have seemed foolish and blind.

Maybe even rebellious.

But now, with the erosions of power, with authority getting its bluff called everywhere, and with conflict and incivility on the rise because of increased role confusion, asking the questions above—and getting coherent answers to them—for yourself, is the beginning of attaining true wisdom.

Not wisdom based in learning what other people have experienced and then dealing with it, but wisdom based on knowing yourself thoroughly, first.

Not wisdom based in reassurance—because there will never be enough of that—but wisdom based in courage, candor, and clarity.

And then having the courage to ask—and to guide—others through answering the tough questions.

On Holiday

Taking a holiday from conflict—either from managing them or resolving them—is something too many of us are engaged in too regularly.

A holiday is supposed to be a break and a time of renewal, yes, but it is also to be a time of mindfulness, refocusing, reframing, and rededicating ourselves, our behavior, our thoughts, and our feelings toward the future.

As has been recently said, holidays are a time on, not a time off.

Holidays are also a time for genuine celebration.

Celebrations come with different traditions, but practicing traditions (such as taking a day off) without understanding or appreciating the deeper meaning behind them, is hollow religion of the worst kind.

With that being stated work (or at least our modern conception of work) is considered a practice that a holiday is a break from.

But some of the best work is performed when a person is engaged with mindfulness, refocusing, reframing, and rededication to the outcomes, people, and relationships that matter.

Taking a holiday from conflict management, or from pursuing resolution, is a practice worthy of being abolished.

Go to work.

The original founders behind holidays—particularly those focused around renewal, unification, and reconciliation—would want you to go to work.

[Opinion] Mental Infrastructure

There is a lot of mental infrastructure from the Industrial Revolution still laying around.

And most of that infrastructure can be seen on display in organizations:

Employees who are at the bottom of an organizational chart, believing that they are the foundation on which the organization rests, yet feeling as though they are treated as basement dwellers.

Managers and supervisors who are squeezed in the middle, believing that they are the glue that keeps the top of the organization from flying away, and keeps the bottom of the organization in line. Yet the reality is that they are asked to care about something that they did not initially build, and asked to give positive lip service to ideas that they know will have a low chance of success.

Upper management and executives who are at the top of the organizational chart, believing that they deserve the status that they have. And that preserving that status is the only thing that matters. Yet feeling as though they are in a constant battle with forces (i.e. governmental regulations, organizational ennui, etc.) that the people in the organizational chart below them could never possibly understand.

Work matters in the 21st century, because of two reasons:

The first reason is that as the jobs that used be done by humans migrate more and more toward the computer, the mobile phone, and to whatever hardware innovation comes next (probably the cloud, virtual reality, and A.I.) the only question worth answering is: Can a computer do your job?

When the “yes” answers to that question outstrip the “no” answers, the Industrial Revolution based infrastructure of our assumptions, ideas, and even opinions, about work will change. If they don’t, if we bitterly cling to past notions, continually hag-ridden by reimagining a past to which we cannot return, we will fail to take advantage of the positive parts of our remaining mental maps for a future we cannot fully predict.

The second reason is that as individuals and companies become human centered rather than technology centered, the only things that matter are the Long Tail, emotional intelligence, leadership ability, courage, and resilience. Organizations of the past century said that those traits weren’t that important in light of where your job was placed on an organizational chart. But that is no longer true.

The work that matters will be that which values these traits above all else. And there are some fields (the human services most of all) that are poised to take advantage of this shift in what is valuable in the future, from what was valued in the past.

The infrastructure that needs to be torn down the most is in the minds of employees, managers, executives and others.

The true tragedy is that the demolition work is plentiful, but the workers are few.

[Strategy] Facilitating-as-a-Sales Process

The skills required to facilitate training for an audience with content that wasn’t developed by the facilitator, are the same skills sale people practice every day:

Persuasion: Since a facilitator doesn’t create the presentation content (or product) they are facilitating (just like the sales person doesn’t create the product they sell door-to-door), the skills of persuasion through using influence in the room, is critical for success. The facilitator must use all the skills of persuasion their fingertips to get the “customer” to buy the product. Yes, the audience already “bought” the product by being there physically. But just like children in school, you have to “re-earn” their attention caring and awareness, rather than taking it for granted.

Body language: Sales people know that confidence, body language, and silence combined with active listening (more on this one below), can help close the sale in a face-to-face encounter. Facilitators need to keep this in mind. Particularly, when facilitating content with which they are not familiar. A facilitator with none of those traits, just like a sale person with none of those traits, can stumble and fall in the room.

Active listening: Facilitators should listen more that they talk. This is easy when the facilitator has developed the product they are facilitating. It’s hard when facilitators haven’t developed the product they are facilitating. The problems compound when they don’t believe the content itself. The first person to listen and react to the content should be the facilitator. But not in the room. Not in front of the audience. And not when the audience pushes back and disagrees, asserts themselves, or engages in conflict with the content.

With all this being said, the facilitator should remember, above all else, that the work is on the line in the room, not the facilitator as a sales person.

[Opinion] The Promise of the Computer Leaves Some People Behind

Access to the means of production in an increasingly computerized global economy is THE social justice issue of our time if indeed the computers ate—and will continue to eat—all of our jobs.

There is an issue with the fact that rural areas in the United States (and worldwide) have limited access to the wonders of the Internet and computer based development, because of the fact that their geographical location is not urban.

There is an issue with the fact that a student who would love to move back to their hometown of 20,000 people can’t because the computerized opportunities they were trained to take advantage of, don’t exist in rural areas.

There is an issue when the only response from the increasingly dense urban populations to the increasingly sparse rural populations is “Well…move to the city.” Or even worse “Well, you chose to live in the country.”

Yes, people have a right to move around and live where they can, and they have a right to experience the consequences that come from making those decisions. The most iconic image of post-modern film history is that one outside the window of Deckard’s car in Bladerunner as he escapes the populated, polluted, oppressive—but full of opportunity—city, to go live in the vast, open, country. It is telling that fiction gets this dichotomy righter than lived fact.

Considerations of access, of course bring to mind the question of who will pay for such changes? The choices before us are either hard, difficult, and without obvious answers as to the outcomes of any of them:

The fact of the matter is, Universal Basic Income to everyone is not economically feasible in a country of 320 million individualists.

More calls for higher tax rates will only economically stifle entrepreneurship and further the gap emotionally between the “haves” in the city and the “have-nots” in the rural areas.

So, if we really believe that the role of government is to be a safety net, then what greater net should government be providing, than the net of advocacy, pressure, and even protection around access to the computerized means of production, via high speed cable that goes past “the last mile”?

If we don’t believe that such advocacy and protection is the work of good government, then the truly fortunate few should be creating businesses, entrepreneurial opportunities, and using every means at their creative disposal to make sure that the rural populations—which are increasingly poor, increasingly white, and increasingly politically hostile to the new order of computers because they are finally experiencing the end of the Industrial era—have the means to make a living.

And another app for doing something that our mothers used to do, won’t really bring that kind of meaning through job growth to those rural populations. Nor will it bring anything but pennies in the form of “sharing” or “gig” economic structures that cannot support the needs of children, families, or communities where education levels are low, and hope is fleeting.

If we believe that education is way out, and that not increasing access, but that instead increasing skills, e.g. teaching everyone to code, is the way to go, then we need to reform the education system from K-12 in truly, deeply, profoundly, radical ways.

And the enterprising few need to leave the cities, head to the country, and be prepared to really dig in for ten to twenty years into reforming an educational system that is simultaneously perceived as the “only place to get a good job” and also seen as “the last best hope for our children.” And the enterprising few must do it while also showing a modest profit.

However, we do have another, more comfortable choice: We can collectively decide that the rural areas don’t matter. That geography is a state of mind rather than a physical place. We can decide that “those country people” are irrelevant. We can decide that the urban poor need and deserve more attention than the seemingly spread out rural poor. We can decide—when we look at all—to continue to use the language of the 18th, 19th, and 20th century to try to resolve and acutely 21st century problem.

We can make such decisions and continue to support policies, and politicians, of all stripes who engage in such decision making.

And all the reformation of education, the gradual migration toward denser and denser urban areas (and the concomitant spread of those areas outward), and the increase in computerization and automation, is guaranteed to lead to more cries of income inequality, racism, sexism, and calls for the acquisition of capital to made harder for the fortunate few, rather than easier.

Which will create more conflict, not less.
