What is the Work

Generating the courage to confront someone else’s bad behavior is tough.

But it’s not the work.

Creating a plan to confront someone’s bad behavior, rather than confronting and hoping that the act of doing so will be enough to create the change you want, is difficult.

But it’s not the work.

Confronting the person who has behaved badly, executing your plan, and then watching their reactions—and responding accordingly—is hard.

But it’s not the work.

All those actions are part of the process of getting to the goal of growing our courage to confront bad behavior.

The process is not the work.

The work is going through the process, getting to the goal (your goal, not the goal of the other party), getting knowledge from that experience, integrating that learning into what your actions, behaviors, and responses will be the next time a similar situation arises in the future, and then letting the moment go.

That’s the work.

By the way, the work is the thing that’s always on the line. Not us.

Anxiety, Worry and Hurry

Worry about things you can’t control and outcomes that are dependent upon other people responding (or reacting) is at the heart of anxiety.

Our modern struggle with anxiety comes from three areas: Our desire for immediacy of outcome (or resolution); Our lack of internal resilience; Our impatience with process as a method of accomplishing goals.

We narcotize our worry, or anxiety, with food, alcohol, drugs, violence (self-directed and other-directed) and even lately video games, social media, and coloring books.

The thing is, sitting with worry, and then learning to have faith and let that worry go, is the only way to find the peace that we are craving.

The process of getting from worry to letting go of worry can be mediated and adjudicated by meditation, prayer, and journaling (we forget past victories over worry unless they are recorded…memory is a slippery thing) but when we combine the desire for immediacy, control, and impatience, then hurry sneaks in.

And we are too busy to remember past victories. Too busy to engage in a letting go process. Too busy to do anything but worry.

The ways out of this are easy, but they require self-knowledge, self-direction, and self-regulation to work.

Not more distractions.

Strategy is a Skill

It is important to note that strategy in managing people in conflicts is still considered by many to be a talent, rather than an attainable skill.

In a conflict, thinking about how to manage it effectively requires exercising all the same planning and engagement that engaging in the conflict in and of itself does.

However, the pushback against this type of thinking most often comes in the form of the complaints that “strategy is too hard” or that “people are unpredictable.”

Individual people may be unpredictable, but general human behavior is predictable, and outcomes from such behavior are even more predictable depending upon which conflict management behavior it is that a party chooses.

Good, effective strategy, that produces satisfactory outcomes requires intentionality.

To plan strategically, understanding three points intuitively begins the process:

  1. Know what you can manage in a conflict around stress, anger, fear, and failure. Without knowing yourself, knowing the other party becomes that harder.
  2. Have the courage to care and be curious. The number one reason negotiations around conflicts fail, is due to genuine lack of curiosity by one party, about the other party’s motives, opinions, and desires for resolution—or management—of a conflict scenario.
  3. Realize that the conflict process is messy and, unlike a chess game, if you plan one step ahead of the other party (rather than two—or seven) your conflict goals toward management and resolution have a greater chance of success.

There is strategy involved in attaining the skills of humility, self-awareness, responsibility, and even empathy.

Almost as much strategy as is involved in letting things “just go,” not paying attention, focusing on issues in the conflict that don’t matter, and not understanding the nature of the conflict (and the other party) that you’re in the arena with.

Strategy to manage and resolve conflicts is a skill that can be learned. Almost in the same way—and at the same level—that extending and not resolving conflict is a skill that is learned.

Where Do You Put the Work

If you don’t really know where you’re going, then it doesn’t matter which direction you go.

Not a bad point.

Here’s another one: Wherever you put your focus, that is where you will reap your greatest rewards.

Many people in a conflict focus on the conflict itself (the product) rather than the process that they took to get there in the first place. Focusing on the product seems to be the only way to resolve the issue. And besides, if we focused on the process, we may run out of time to focus on the product.

This is why negotiations (now we’re talking where the stakes are high and the process is more important 9or just as important) as the outcome) become time consuming. Time is the most valuable resource we have, and it’s the one resource that is totally and completely unsustainable. Expert negotiators, diplomats, and politicians know this fact more intimately than your neighbor does, than your kids do, or than even your co-workers do.

Time is on your side and it isn’t, but if you put your focus on regretting the time that it takes to resolve a conflict, rather than advancing and leveraging the time that it takes to get to a resolution, your focus will bear fruit.

When we focus on the conflict, the conflict grows larger and larger, dominating our scope of attention and awareness, seeming to develop a life all of its own. When we focus on the process, the conflict recedes and suddenly our focus shifts to the time that all of this resolution is taking.

But, if you don’t know where you’re going (or where your focus should be), then it doesn’t really matter in which direction you go (toward resolution or toward delay).

The choice is yours, in the same way, that it was Alice’s.

[Advice] Stare Uncomfortable in the Face

The part of the conflict process that is addressed the least (and the most) is the uncomfortable part.

Not the scary part, where you’re actually doing the hard work of resolving an issue with people that you may (or may not) like.

Not the uncomfortable part that comes after you’ve decided to do the work and now you have a choice of whether or not to continue forward when the going forward becomes difficult.

Not the difficult part that comes when you decide to take a step back and examine the entire conflict process and determine where your emotions are coming from.

The most uncomfortable part comes at the beginning of the conflict process, when the resistance is at the highest, and the need for assurance is the most critical, and when you are looking into the eyes of the other party and think:

“This isn’t going to work out.”

That’s the most uncomfortable part.

And we talk almost not at all about it because to do so would be to acknowledge that we might not be emotionally, spiritually, and even physically, strong enough to manage the ups and downs of a process we’d rather avoid.

But the uncomfortable part comes before avoiding. It comes before surrendering. It comes before delaying. It comes before confronting. And it comes before engaging.

The people who can stare the uncomfortable part of the conflict process in the face—and not blink—will be the people who will create teams, that will form organizations, that will win the future, by doing emotional work first, and every other labor second.

It all starts with being able to stare being uncomfortable in the face.

[Strategy] Simple But Not Easy

Conflict represents the apex of our emotional tower as a human species: Conflict, no matter how rationally we attempt to approach it, write about it or think about, is a deeply emotional process.

Too many of us are unwilling to engage in the emotional hard work that we don’t get immediate gratification for, that will lead to ascending higher in the emotional tower, rather than descending lower.

Conflict as a process represents the best hope that humanity has of getting us through the hardest questions that seem to bedevil us constantly. Those questions are made of words; and those words that surround conflict—both stated and unstated–have meaning, and language is triggered by emotions.

But approaching conflict from relationship, rather than from religion, and engaging in emotional labor with a desire to grapple with being consciously uncomfortable, and through having our blind spots examined by others, is the only way to de-escalate the most consistently bedeviling public–and private–questions of our day.

Courage.

Labor.

Engagement.

Relationship.

Conscious discomfort.

Educating, advocating, and encouraging people to ascend the emotional tower of conflict with these rhetorical, and actual, tools is not sexy, not flashy, and not celebrated often enough.

It’s simple. But it’s not easy.

Small “J” vs. Big “J”

Forgiveness is difficult because many people have a deep misunderstanding of what forgiveness is and is not.

  • Forgiveness gives fairness a chance. And while we don’t know about a lot, including what’s fair and what’s not, we know that the feeling that fairness has a chance to occur can only come about through the act of forgiveness.
  • Forgiveness is an active act we engage in, rather than a passive event that occurs to us from the ether without our acquiescence or knowledge.
  • Forgiveness does not mean that we surrender our right to justice. And justice comes from our moral core.

The act of forgiveness and the process of getting there, is often mixed up with small “j” judgment—focused on determining who’s right and who’s wrong—which often then turns into capital “J” judgment—where we determine where another’s soul might or might not be going.

The Christian conciliator often gets the idea of judgment mixed up with the gut feelings of discernment.

Discernment comes from the Holy Spirit and the move of the spirit in a person. Confirmed through prayer, the Christian conciliator can get closer toward guiding others through the forgiveness process, and past the capital “J” judgment that blocks true understanding.

[Advice] Caucusing Arete

Caucusing in a mediation happens when a mediator takes each party aside and talks to them privately about issues and concerns that the other party may not be open to hearing.

  • In a divorce mediation, it could be about issues of infidelity, emotional abuse or unresolved anger.
  • In an organizational mediation, it could be about issues of pay structure, proprietary information, or that there’s a personal problem with the other party.
  • In a church mediation, it could be a about an interpretation of Scripture or a moment of clarity.
No matter what it is, however, the phrase heard most often within a caucus is “I don’t want [insert name of party here] to know this, but…”
A mediator’s virtue then shows, because she has a choice about addressing the opposite party with a concern that could tip the mediation one way—or another.
Arête is the Greek word for the idea of living up to your potential with excellence. And when a mediator navigates a caucus with arête, it can make all the difference.
