So, I talk and write about this stuff all the time.

Growing talent in the workplace cannot happen with considering work in a different way.

Talent is something that everyone believes that they have, but very few people can target and develop in a meaningful and demonstrative way.

Trust, follow-through, belief, and a standard of work and an understanding of labor, is changing in the world of work.

But this should be nothing new for you, because you’re listening to this podcast on your way home from work, on your way to work, or while you’re sitting in your cubicle, trying to avoid doing work.

Our guest today Hallely Azulay knows about all of this and is going beyond just exploring the changing world of work, she is actively trying to mold it into something better for everybody.

So what’s the solution?

Well, I argue for more training, as you would assume. I also argue for more transparency and authenticity around emotional labor. But I know that could be something that you may not be comfortable with.

But what about your manager?

The chasm between our comfort zones at work and the growth that we need to do at work to remain relevant is staggering. We need guidance, shepherding, diligence, and respect to cross that chasm successfully.

Without this, we won’t cross the chasm and truly develop our talents, skills and abilities in ways that allow us to become true stewards of the workplace.

Such guidance can come from the outside of your organization from folks like myself and Hallely. But more often than not, it’s going to have to come from the manager or supervisor who you actively do work to avoid during the day.

[Strategy] Reframing your Organization’s Litigation Strategy

Your organization’s litigation strategy is based on how your organization perceives giving an apology, taking responsibility, or passing around blame.

Your organization’s litigation strategy is based on how the founder perceives conflict, engagement, resolution, and even resilience and grit.

Your organization’s litigation strategy is based on how founders, executives, investors, employees, clients, customers, and others integrate and engage with (or don’t) lawyers, the legal system, and even legal professionals.

Your organization’s litigation strategy is not an accident, or something that “just grew” like Topsy. It is a strategy that is either intentional, or reactive.

Just like your organization’s conflict engagement, avoidance, or resolution strategy.

[Strategy] 1…2…3…What Are You Hiring For?

Entrepreneurs (some of them) remember what business owners of all types have forgotten, at scale:

You get the conflict culture you hire for.

Think about it.

If you hire people that are looking for the organization to guide them to another level in their careers, past self-doubts, bumps in the road, dips in projects, and changes in the economy, you will create a resilient employee culture.

If you hire people that are looking for reassurances, permission, the answer to “Is this going to be in the test?,” and people who want to be paid extra to give extra, don’t be surprised when your conflict culture is based in avoidance, delaying, surrender, and a lack of responsibility and hiding.

If you hire people that are empathetic, focused on others and their experiences (customers, clients, etc.), who can make courageous decisions and take action in the face of a lack of standard operating procedures, but still justify those decisions in the context of advancing organizational goals, values, and growing the brand promise, then you have created an organizational culture that people (customers, clients, etc.) will cry out for.

The trouble is that with 20th century mass production came mass hiring. With mass hiring the organizational idea grew that your organization wasn’t doing well, unless it hired everybody in a given pool based on factors that had little to do with your organizational culture, e.g. they lived close, they had the “right” credentials, they answered the questions in the interview in the “right” way.

Well, the era of being able to accomplish goals and do work at scale that matters with just anybody off the street, has passed; and, what has replaced it is ever smaller groups of people, doing more and more work that matters, using emotional intelligence, caring, resilience, and empathy to manage the inevitable conflicts that come with change.

If you want your organizational conflict culture to look—and people in it to have the courage to act—in a transformational manner, and be successful in an ambiguous business future, then hire for it.

Today.

But don’t complain that you can’t get where all the other organizations are getting, with customer and client awareness, attention, trust, and revenues, when you don’t hire for those outcomes.

And don’t complain when your “best” people leave the conflict culture that you hired for, for a more robust culture across the street.

 

[Opinion] You Can Bet Your Bottom Dollar

If you’ve got all your money in front of you, and you put it all on black (or red) you might just be betting your last dollar. Your bottom dollar, if you will.

Employers and employees in the last century used to believe that motivation and morale were traits that could be squeezed out through the regulation of labor, one 22-pound shovel at a time.

But in this new century, as the wheels have come off of the Industrial Revolution, it’s hard to take the measure of modern motivation and morale. Motivation, and even morale, have become individualistic and based, not in professional loyalty, but instead in social public display. Many people—employers and employees alike—have come to understand, without saying out loud, that they have to be willing to abandon old notions of employee loyalty, and even work ethic in order to advance in the workplace.

But many people don’t want to push their chips forward. Many people—employees and especially employers—don’t understand what they’re meeting in a future where motivation is exemplified through doing things that don’t show up on a resume and that don’t scale immediately. Many employees, and employers, feel as though they are putting their souls at hazard.

And as more technology replaces human motivation (which is a trait, not a state) and human morale (which is about the soft skills of team development, rather than the hard skills of work ethic and loyalty and—increasingly—intelligence) becomes less interesting to employers as a trait to develop, many more people are going to choose to not be a part of this world.

Which will inevitably lead to conflict, which may come burnished with the patina of the 20th century language of social justice, equality, and overall restlessness, but underneath will be about motivation, intelligence, access, talent, and even the ability to engage in emotional labor.

Rather than continuing to seek in vain the next 22-pound shovel.

[Advice] Getting Everyone On Board

When the internal marketing organizational change efforts doesn’t match either the lived organizational culture, or the culture that happens to be stated in quotes on the wall (or the masthead) you’ve got a problem.

The issue isn’t that executives and middle management don’t see eye-to-eye. That will happen in any organization where goals are not transparently shared. The issue isn’t that entry level/front line employees are asked to do more with less. That will happen in tough economic times, particularly if your organization is a nonprofit, or it has been a bad quarter. The issue isn’t that middle managers feel as though they are placed in positions of authority where they can always say “no” but where they can rarely say “yes.” This has been happening ever since the time of Hammurabi.

The issue is your organizational culture, your internal marketing structure (or lack thererof), and the fact that your executives are not operating inside a metric of trust and openness, but instead are measuring success one quarter at a time.

There are just as many ways out of this as there are into this bind, but here are three from a conflict engagement/management perspective that could be helpful:

Your organizational culture needs to change intentionally—I don’t hold to the idea that culture is fine and that products, services, or processes just need to be overhauled. The culture of the organization is either fragile (but believes that it is robust), is robust (but has elements of fragility in it), or is antifragile (with no elements of fragility or desire to go toward robustness). The fact of the matter is, when the culture that’s lived deviates too much from the culture on the masthead, or in the external marketing, the gap between lived reality and fantasy gets filled with competition, low morale, low motivation, high conflict, and constant storming. All of which lead to an eroding culture, as surely as rain washes away the sand.

Your internal marketing structure needs to change intentionally—How you market change efforts to the people being impacted most directly by those efforts (i.e. the employees) matters more than the efforts themselves. Without buy-in, the outside trainer, or consultant, comes in, makes recommendations for changes, and works closely with the people and hears “We don’t have the power to implement that change here.” Or, “The people who should be hearing this information and getting these recommendations are not in the room—and we can’t talk to them.” Internally marketing organizational change to the people being impacted by that change, has to go beyond a Friday afternoon/Monday morning notification email, followed up by a supervisory conversation whose tone and direction is that of a mandate.

Your executives need to “buy-in.”—Optics matters more than employees, managers, supervisors, and even executives think that it does. Role modeling may be the foundational aspect of all leadership, but if the people with positional authority aren’t actually engaging in role modeling the discrete and obvious, changes they desire to see in the people tasked with responding and reacting to their authority, then all the change talk is merely that. Talk. People follow who they see leading.

When middle managers are driven to tears, frustration, thoughts of quitting, and even more, because they feel powerless to implement the changes they can observe are desperately needed, organizations need to change their cultures, not by changing who is in positions, but by challenging the organizational process that got them to that point in the first place.

Accomplishing this takes open communication with courage, curiosity, and compassion. And those traits are what fill the gap between what’s on the masthead and what’s lived in reality.

[Strategy] “Why” is the New Black

“Why” is the new black.

I keep saying this, in trainings mostly, and what it means is that–what lies at the core of most problems, disputes, disagreements, frustrations, and “differences of opinion” in the workplace—is the inability of adults to ask other adults the question “Why?”

The reasons for not engaging in this way are numerous, but the largest on is that supervisors, managers, and even fellow employees, have been trained subtly through the power of social proofing and liking—along with groupthink— to believe that asking “why” as a way to explore motivations (either intrinsic or extrinsic) is the province better-trained, more highly compensated “others” higher up the hierarchical ladder.

Supervisors, managers, and employees also want the reassurance that if they ask exploratory questions in a Socratic manner, that such questioning will lead to resolution in their favor and against the other party. This is, of course, an unknowable outcome, and so it’s just easier to avoid the whole thing and adopt a “Do as I say because I told you to” position. One that leans on authority and extrinsic motivators.

Unfortunately, (or if you are a person of courage, fortunately) the Industrial Revolution is over. The era of supervisors, managers, and leaders merely leaning on authority to get widgets made faster and cheaper has passed as well. And the era of calling everyone’s bluff is now upon us.

Increasingly, people are returning to the idea (that was rampant in the world before the Industrial Revolution brought prosperity to the masses) that labor has to matter. Jobs, work, and labor are all discretely different and we have spent 150 years muddling the boundaries. But, in a 21st century where more and more people who would have been tagged as merely “employees” are asking “Why?” to get to the meaning and mattering behind widget based tasks, the boundaries are only going to become sharper.

For supervisors, managers, and employees struggling within the transition from the brave, old, familiar world to the brave, new, unfamiliar world, getting rid of the desire for reassurance, developing patience, and exploring motivation Socratically by asking “Why?” is the only way forward.

Otherwise, a lot of middle management in a lot of organizations will be hollowed out and replaced, because performing emotional labor will become secondary in value to the immediate revenues that lower paid, more compliant people, algorithms, or robotics can provide.

[Advice] Work + Job = Labor

68.5% of employees in American workplaces are either actively disengaged or not engaged with the work that they are doing at all.

This is due to many issues and factors, including the absence of support from other people in doing the labor that matters most. Managers, supervisors, and business leaders, don’t often think that emotional labor has much value because it’s not easily measureable, quantifiable, or knowable.

The other factor that causes employees to either actively disengage or just not engage, is a lack of understanding about the difference between work, a job, and labor. For far too long we have confused those three terms. So let’s get some clarity:

Work is passion. It’s the thing that lights up an engaged employee in the morning. Some employees are engaged by tracking numbers on spread sheets, and some employees are engaged by dealing with difficult people. The vast majority of employees are disengaged with work that they didn’t start being passionate about in the morning, and will forget the second they get home.

A job is series of tasks for which employees get paid. But then again, maybe not. Employee’s jobs are often confused with the term work. However, tasks rarely get employees engaged in the workplace due to gaming of the internal organizational reward and promotion system, strong at the workplace social sanctioning, and continual conflicts between extrinsic and intrinsic motivations for accomplishing tasks.

Labor is the combination of work (passion) plus a series of tasks (job) that spool out across the overall life of an employee. The term “labor” is often only used in the economic sense to describe a series of discreet outputs. But, for the not engaged or actively disengaged employee, labor is a continual drudgery, full of disappointment, stress, conflict, and confusion. Labor is something to be abandoned as soon as the workday ends, and dreaded as soon as the weekend closes, to be put down with relief at retirement.

Managers, supervisors, and business leaders, as well as organizations on the whole, have a social responsibility that goes beyond sharing profits, engaging in wage transparency, or working collaboratively within a local, national, or international context. They have the responsibility to their current and future employees, to create opportunities for engaging in work that will dovetail with individual passions, in the pursuit of a lifetime of long-term emotional labor.

Otherwise, social conflict, organizational collapses, and fewer and fewer outsized rewards accruing to an ever shrinking pool of employees, is one of many possible, conflict-filled futures.

[Opinion] A Common Confusion

Competency is often confused with expertise.

This is an issue common in management settings, where assumptions about people’s skills are often made in lieu of continued education and consistent means-testing against real world scenarios.

Competency in creating resolutions to conflicts is rare. Expertise in creating conflicts and letting them grow to the point of needing to be resolved by outside forces, is not rare.

In the workplace, there exists the assumption that employees will attain competencies in many areas, and that these competencies will reveal themselves as expertise “just-in-time.” The only problem with that thinking when it comes to conflicts in the workplace, is that “just-in-time” expertise arrives often too late, when there should have been more focus on following up and developing competency in peace making.

[Strategy] Leadership Through Failure

If you look for it, failure is heralded in many, many corners of the Internet.

However, outside of specific areas on the web that focus on entrepreneurial ventures, start-up culture, or high tech, hard charging companies, the failure of organizational leaders is almost never heralded.

This is because failure is often personalized in ways that success is generalized. In many sectors of the economy, employees may feel as though they are punished in light of company failures with lowered salaries, delayed promotions, no raises and being treated as if their work productivity and years of effort are worthless. And, with all of the political talk about income inequality, CEO compensation rates and escalating corporate profits and stock buy backs, they can be forgiven for thinking that something is amiss with failure.

But, for organizational leaders at the managerial level and above, failure is not seen as a leadership competency, because, much like when NASA decided to go to the moon, failure is not an option.

What’s the way around this?

Realize that failure is an option—the issue with many leaders is that the same confidence that allows them to lead, also blinds them to the potential for a project, a company, an idea or an innovation to fail. This state of “confidence as a blinder” can lead to hubris and perceptions of arrogance, which are really shields for the great fear—that of failure.  For organizational leaders, the realization is that fear should be danced with, not avoided, accommodated or ignored.

Get help dancing with fear—fear is at the core of many responses that organization leaders take to conflict scenarios. Many organizational leaders choose to avoid, attack or accommodate rather than to figure out ways to advance engagement in healthy ways. Choosing those alternate paths would go a long way to building and maintaining healthy organizational cultures that will be antifragile, courageous and inspiring in developing their leaders and their leadership. Getting outside help through training and consulting is a must in this area.

Talk about failures, but don’t embellish them—instead of running away from failures when they happen, organizational leaders should be trained to embrace those failures as part of the business development curve and as the growth curve. Embellishing failures leads to the rampant pornography of failure stories that abound across the Internet. Talking about failures while also draining the emotion from their consequences is tricky, but changing the conversation around them is the first step in that direction.

Failure at scale is an organizational bad dream for many leaders.

But, the reality is that failure will happen. But failures are not to be confused with organizational dips and setbacks. For many leaders though, knowing the difference is critical to developing, training and advancing new leaders.

[Strategy] Leadership Through Risk

A results driven organization is typically led by managers and supervisors out to minimize downside risk, maximize upside shareholder value and drain all the unique out of the pond called their product.

Consequences, results if you will, are inherently unknowable, and many organizational leaders, cognizant of that fact, seek to either avoid or accommodate employee disputes. They typically do this by handing off the responsibility to professionals in the human resources department, but then they do not empower these individuals to make real changes.

Because, that would be risky.

The paradox of risk in conflict is that if an organizational leader does nothing, it might get worse, or it might “go away;” and, if an organizational leader does something—anything—it might get worse and not go away.

This perception of leadership as a spot to squat was never an okay position to take, but many leaders are encultured and trained through looking and role modeling, and if organizational leaders have never done more than avoid or accommodate risk, future leaders will do the same.

The inability to take on a risky conversation, a risky conflict scenario, or even a risky business decision, defines many organizational environments and outcomes. There are two solutions to this:

Recognize that what’s underneath all of that risk is fear—fear is a powerful drive of conflict, but it’s also a powerful driver of attacking, accommodating or avoiding conflict. Most of the time, directness in communication is associated with courage because there is so little organizational courage. It’s not courageous to engage in a high-risk, highly emotional, conflict conversation, if you as an organizational leader are not “built” to handle it. It’s more courageous to say “I can’t handle it” and hand it off to someone in the organization who can.

Build an antifragile culture in your organization—antifragility builds on accepting the idea that there will be organizational conflict wherever there are two or more people. After that’s accepted, then comes the material fact of acknowledging that the culture has to build around, not managing the conflict through avoiding, accommodating or attacking, but through addressing, engaging and communicating assertively about the material facts and emotional content of conflicts. The last part of developing an atifragile ethic in an organization involves engaging with emotional labor in a meaningful way and figuring out how to recognize and reward that labor in an organization, beyond a once-a-year, alcohol-fueled bash.

Ultimately, the question that leaders both avoiding, accommodating and attacking risky conflict scenarios, and engaging with them effectively, is the same question:

What kind of conflicts do we want to have in our organization?
