[ICYMI] Organizational Climate Change – Part 1

The presence of climate change is real. And the climate is heating up the planet.

Everywhere on earth there are objects expelling hot air, and other gases, that serve to create a harmful climate.

And the climate that’s being created is the opposite of creative, nurturing and balanced.

Changing the climate of the planet is hard, but changing the conflict climate of an organization, filled with people with their own ideas, has to be focused on disrupting four areas:

  • Power abuse and threats
  • Unhealthy competition
  • Endemic distrust
  • Defensive behaviors

And the conflict climate where the psychological atmosphere is balanced in favor of these four areas (rather than in another direction) is bound to experience negative change.

This is particularly true when the conflict management tools used regularly in an organization, are focused in areas that support power, competition, distrust, and defensiveness, such as litigation and policy regulation.

This is also true when the conflict continuum is focused on escalation, and continuing comfortable levels of dysfunction, without seeking to break apart the underlying psychological processes.

Global climate change didn’t happen in a vacuum, and neither does changing the conflict climate of an organization.

[ICYMI] Moving Around Deck Chairs on the Titanic

The corollary question to, “Does any of this stuff really work?” is “Does anybody really change?”

The writer and marketer Seth Godin, in his most recent audio production, Leap First, talked about how people often need to hear assurances. Assurances that everything is going to be alright in spite of organizational layoffs or familial changes, or assurances that the future (of work, life, the economy, etc.) is going to be just the same as the past, but slightly better.

He stated that the reason people need to hear assurances is that the human lizard brain turns on a jabbering, sabotaging, klaxon of alarm bells when assurances are not wrapped around threatening information. This is a defense mechanism, long developed and honed to a point that sabotages needed changes in organizations.

In relation to conflict, we see evidence of such a need in the training and teaching that we do. In the mediations that we no longer do, we used to see that clients needed assurances that there would be safety, autonomy and self-determination at the mediation table; before they even sat down to do the scary work of confronting their former partners, husbands or wives.

In the effort to educate people in how to approach conflicts, difficulties and even confrontation in better ways in their organizations, we have struggled with the practical fact of having to provides assurances to “grease the runway”—while also having to provide challenging information that will encourage audience members and clients to stretch past their comfort zones.

Comfort zones are the geographic location where the “expert” lives (whether in a person’s head or a person’s organization). The “expert” employs the whispers of the lizard brain, assuring us, even as we are stretched by new knowledge that “only minor changes need to be made,” or “that’ll never happen here, the organization is too big,” or “we’ve always done it one way. Don’t worry. That guy will be gone tomorrow and you can get back to doing what you were doing the way that you were doing it.”

The phrase “moving around deck chairs on the Titanic” indicates a person (or organization) choosing to act in a futile manner to solve a minor problem (the arrangement of the deck chairs) while a major problem (the looming iceberg) goes unaddressed.

Does anybody really change? We don’t know.

We hope (and yes, we know that “hope” is not a scalable strategy–we measure and assess outcomes as well) that every person who attends a workshop, a seminar, a corporate training, or a keynote chooses to exit their comfort zones in some small way to do the work that matters around conflict, confrontation and difficulty in their organizations.

But moving deck chairs around is the mental, emotional and spiritual activity of an organization deep in their comfort zone, being soothed with assurances, which lap upon the sides of the organizational body, even as changes loom in the distance.

[Advice] What Cultural Competency Looks Like…

So, if culture matters, and the people in your organization drive your culture forward, what does competency look like?

Priorities_and_Struggles

  • Cultural competency looks like the founder/CEO knowing what the organization is going to look like. And then sticking to that vision.
  • Cultural competency looks like the team being composed of people who buy into the vision and will push it forward relentlessly. But, the team is not a collection of mere “yes” men…or “yes” women…
  • Cultural competency looks like hiring people based on your internal gut reactions—backed up by trustworthy people—rather than merely relying on cultural inertia to move an organization forward.

Culture eats strategy gets repeated over and over, and then a group, a speaker, or a room, laughs and moves forward with their own preconceived notions of strategically implementing whatever organizational changes are deemed necessary.

And, in the process, losing the very culture they were trying so hard to preserve through strategic means.

Deep competency looks like strategy servicing culture in order to move and organization forward, without worrying about change or innovation.

[Advice] Supervisory Flattening

Here’s an idea:

Unbundle the supervisor from the team.

People At Work

In a work world, where more employees can be more productive—and have their productivity tracked in more ways—it makes no sense to have someone else standing over them and directing their production.

Unless, of course, your organization looks at people as merely widgets; production as merely a process and measures success or failure by what the stock price says for today.

However, when the supervisor is unbundled from the team, and the team is allowed to engage with their productivity with autonomy, resiliency and a sense of accomplishment, then what grows is not supervisory skill, but actual productivity.

Some organizations have tried this in the past and many more are trying it now.

But in a work world that is transforming around distributive teams, flat processes, and digitized output, unbundling the supervisor role is the only thing that makes sense.

When was the last time that dissatisfaction, a vision for change and quantifiable first steps were greater than R in your organization?

Conflict as a process is change.

But people in organizations become so comfortable with the outcomes of the conflict process—that is disputes—and their outcomes—that is dysfunction—that R remains a constant.

Think back to your immediate family.

How long has R been around about conflicts that matter?

Now, in an organization, where familial ties do not bind, how much stronger—and constant—is R when it comes to real, meaningful innovation?

Organizational Climate Change – Part 3

There are veiled threats, open threats, unspoken threats and curbed threats.

Threats come about when people are frustrated, feel as though they are powerless, or when they know that they have the power.

Power, of course, is influence and control of events. But the weird thing about power is that it works two ways, kind of like nuclear forces. There is strong power and weak power.

Strong power controls resources, affects goal achievement and creates dependency.

Weak power releases resources, impacts goal achievement and creates independence.

The presence of strong power creates consequences, as does the presence of weak power.

Threats link power to outcomes that are perceived as negative based upon the perception of the receiver of the threat, not the sender of the threat.

The receiver mistakenly believes that they are rendered powerless by the threat. And in a harmful conflict environment, more disputes arise when a receiver believes that they have no agency or autonomy.

When was the last time you felt the strength of weak power in your organization?

Innovation is the “hot” word among all the business thought leaders as we kick off 2015…

Authenticity is the new Credibility

There’s “dark-side” innovation, “game changing” innovation and even “shark jumping” innovation, as a recent search of LinkedIn thought influencer posts recently revealed.

But there’s very little talk about organizational innovation focused on the greatest—and most taken for granted resource—that and organization has: its people.

Now, as companies are emerging from the trance of Frederick Wilson Taylor, they are still continuing to treat employees and others as disposable widgets.  The current pressure on Marissa Mayer and Yahoo is just a recent high profile example of this.

But, organizations are more than short term ROI and their daily stock ticker price.

Something has to give, if innovation is the key to moving forward in a business environment that is increasingly unstable and unpredictable.

It’s time to hack at the organizational culture that underlies preconceived notions of productivity, innovation and even people.

Conflicts are part of the innovation process and disputes are the result of that process.

Conflict also brings change and can serve as a driver for innovation in even the most entrenched organizational culture.

It’s time to hack a new system. It’s time for conflict engagement systems design for the 21st century.

Guest Blogger Joe Coudriet: Combating Negative Communication, Part II

In the continuing effort to add the most value to your life that we possibly can here at Human Services Consulting and Training (HSCT), we are bringing back Pastor Joe Coudriet of Southern Tier Family Life Church (STFLC) based out of Binghamton, NY.
This is the second part of his blog post (interrupted last week by our observations and reactions from volunteering in the OKC area) focusing on negative communication patterns.
And, as our national holiday of July 4th approaches, family, friends and others will be communicating, hopefully with positive communication patterns.

 Last time, I talked about facing the negative patterns of communication that effect our relationships by first being true to them; meaning owning them.  It can be tough and it can hurt, but like the words of the song says, it can ‘hurt so good’ if we’ll deal with them straight up.
I want to move in the direction of replacing the negative with the positive but before we can we have to see what needs corrected.
How do we deal with anger and negative emotions.
First of all, anger is not a thing, it’s a feeling.  Anger has no power in and of itself unless you bring action to it; to get ‘angry.’  Getting ‘angry’ can happen in our heads or manifest through our actions and when they do, we likely hurt ourselves and others.  And, who wants that?
Fear of Unemployment
So, when you are feeling ‘anger’ or experiencing negative emotions, learn to do the following things:
1-Wait 3 minutes and do nothing.  This can give the mind, and the spirit, time to kick in to bring clarity.
2-Link your desire to respond with a thought about what that ‘action’ would bring about (more anger, hurt to you or others) and,
3-Combat the thought, immediately or after the 3 minute wait, by speaking something positive; a blessing, an observation, whatever.
Just because you get angry, or experience negative emotions, doesn’t mean that you have to empower those feelings.
Face them, consider the consequences of acting on them and replace them.
