[Strategy] Barns and Mangers

An all knowing, all seeing, all good God, sent His only begotten Son to the Earth to save sinners.

Just writing this line, at this time of year, at the end of such a year as 2016, is considered naïve and near-sighted by many people.

However, as a statement of faith, particularly during the season of what used to called Advent, they are an acknowledgment that the season goes past materialism or doctrinal belief and goes directly to something humbler.

This line, this statement of faith, is about acknowledging the presence of something bigger than ourselves, acknowledging the need that humanity must be saved from our own problems and choices, and acknowledging our desire to be closer to something ineffable that takes us out of ourselves and unites us to each other.

Without human technology.

Without human misunderstandings.

Without human friction, conflict, or interruption.

An all knowing, all seeing, all good God, sent His only begotten Son to the Earth to save sinners, and his Son was born in a barn and was laid in a manger.

There are fewer places (even back in the bad old days) more humble and nonobvious for the person who is the object of such a radical claim to be laid in, than a manger.

The long realized, but rarely remarked upon, true revolution and revelation (that equally confounds the atheist, the agnostic, the follower of another set of religious beliefs, or the rational philosopher) is that omnipotence and omniscience would deign to descend from heaven to earth and into a manger.

During this time of the year, humility is at the core of the Christmas season. Not necessarily humility from accepting (or rejecting) a statement of faith, but humility coming from the awe that such a proclamation could be made, backed up, and continuously defended and propagated for over 2,000 years.

The strategy point is here:

Humility can come from staring at the world built by rational evolution.

Humility can come from being overwhelmed by not being sure about the meaning of the season.

Humility can even come from realizing how much forgiveness, grace, and reconciliation we have in ourselves.

Humility can come from accepting the statement of faith and acting on it.

But, the humility that lies at the core of this season (and yes, I’m well aware of pagan rituals, Catholic Church history, and humanity’s general inhumanity to man) is the humility of coming to the realization that the One True God outside of humanity, outside of time, and outside of our lived experience cared about us enough to send His Son here to this earth, to be born in a manger.

And from there comes the only question worth exploring through the renewal of the New Year:

What must the true nature of such a God be?

[Advice] The Best Advice of 2016

It’s hard to know what the best advice is. After all, it’s been a long 2016, and its shaping up to be an even longer 2017.

Here is a list of some ideas to keep you going in the year to come. Or too look back on and wonder what I was thinking:

Relational resonance—The reason that litigation is such a poor method for resolving disputes is because of most—if not all—disagreements, fights, and “differences of opinion,” are about relationships, built on reciprocation and maintained through common resonance.

What do you do after you thin slice another party in conflict? — Thin slicing is at the core of the old saying “You don’t get a second chance to make a first impression.” Yet, here’s the challenge: If you can’t even handle being challenged on your thin-slicing tendencies daily, then expecting that a candidate running for office, a celebrity, or some other person to do what you cannot, is a childish expectation.

No more looking…just leap…— Having the courage to make a change, take an action, do something generous, collaborative, or outrageous, and to do despite the dominant culture of your organization is the essence of leap day. This courage has nothing to do with looking (you’ve already spent an inordinate amount of time looking already) and has everything to do with stepping out and saying: I made this.

Doing what you’ve always done— Intentionality is the watchword in conflict. But, you do have an alternative. You can always keep intentionally doing what you’ve always done and hope that changes will result.

We are surrounded everywhere by the remains of “average”— We are surrounded by the remains of “ok” in a time when “ok” is no longer good enough. And when the disconnect between “ok” and reality reaches a breaking point, we get demagogues, marketers, con men, flim-flam men, and others selling us a bill of goods, rather than the hard truth: “Ok” was never good enough and doing “just a little better” than last year isn’t going to get the same outcome financially, morally, ethically, or materially anymore.

There is a difference between broadcasting, sharing, and interacting, both in the physical world and in the digital world— Broadcasting, sharing and interacting are happening at all levels in our society; and, our digital tools have provided us with the ease of communicating faster and faster. But this also means that our responses to conflicts in our lives become more shallow and immediate, even as the reactions cut us emotionally at a deeper and deeper level.

What are your core values? — Values are not positions (which are often about personal (and sometimes public) identity or maintaining “face”) nor are they about interests (which are often flexible, negotiable, situational, and impersonal). And too often in our public language, at work, at school, in social media, and other places, we use the language of principles to talk about positions—or even worse, to justify mere interests.

There are no shortcuts to accomplishing anything. Boy, do I wish that there were…— The quality, or trait, of getting up and doing what needs to be done, particularly when you don’t want to do it, is sometimes called “will” or “grit” or “courage.”

But these are fancy labels for something a lot deeper that we can’t really describe. And anybody who wants to make a dent in the universe, no matter how big or small, must possess this trait in great quantities if they are to make the dent they want to make.

The impresario’s dilemma is balancing between quantity and quality— When there is so much ephemeral stuff (such as content, ideas, and art), considerations around quality become the watchword for monitoring and disengaging with ideas that we find to be reprehensible. But keep in mind that, once you increase the quantity, quality only suffers when caring about the outcome takes a second place to getting the outcome to happen.

The leap (hey, I wrote about leaping again this year!) from the inside to the outside is going on right now— The deep revelation of the revolution called the Internet, is that it continues to demonstrate that networks are the most valuable resource that an individual, a corporation, or a government possesses to leverage innovation, change, and advancement.

The fundamentals changed this election year. This is rarely a metaphorically bloodless act. And it was not bloodless this year…— People place a lot of importance in understanding, revisiting, and honoring the fundamentals of a problem, because they come, not from conceived wisdom, or even perceived wisdom, but from received wisdom.

Demanding a return to the fundamentals can be a callback to received wisdom, but only if the current problem resembles a past one in any kind of way. And problems involving people, rather than processes, are constantly in flux.

Conspiracy theories abounded at the end of the year. So, here’s a tip about how to deal with all of that…— The standing rule is that people tend to most easily believe in conspiracy theories that they create, and tend to reject the conspiratorial thinking of others.

The trouble with our concerns about fake news is that they come from a place where critical thinking has been reduced in favor of playing to (and supporting) audience attention spans that rival hummingbirds.

In 2017, let’s all commit to growing the size of our ears to hear, our eyes to read, and our brain to absorb, rather than just our voices to speak.

[Advice] Fights of Fancy

The world inside rules the world outside.

One of the terrible functions of the last half-century has been the rise in the perception of people, both at the individual level and at the group level, as purely economic actors.

When viewed this way, people’s reactions and behaviors (and even group reactions and behaviors) are chalked up to science or economics.

People are perceived as rational actors, realizing that they are in a play called life, full of sound and fury, but ultimately signifying nothing.

Oh, but were this so.

The fact is, conflicts, disputes, disagreements, and more are worked out in the inner life between our two ears, in much more complex ways than economics or scientific analysis can determine. This happens long before they spill out of the container of ourselves and begin their impact on others.

The fights we have are of fancy: Trapped inside our own experiences, we struggle to get out, to escape, and to connect with others.

The very act of escaping from ourselves creates an internal conflict inside ourselves. And as our technology has become more granular, able to connect people at the surface level, across cultures, and even national borders, we have become blinded and less connected to the inner drives of other people.

The tools we have designed can be used to connect, but only if vulnerability, self-awareness, and introspection are built into the tools themselves.

And those traits aren’t built into the tools because they escape the notice of the builder. Primarily because of the inner life of the builder.

The world inside rules the world outside.

The reasons why we have abandoned the exploration of the inner self are many, but the reason that we have abandoned even attempting to understand the depths of the inner world that drive conflict is one: We are afraid of what we will find and we are selfish in our interests.

The work of radical self-awareness, intentionality, empathy over sympathy, true vulnerability and intimacy with others cannot come through connecting through our tools.

We must escape the world inside (both ourselves and our digital distractions) and get to the world outside.

[Advice] Allergic Changes

Avoiding what we are allergic to is good sense when we are talking about preserving the long-term health of our physical bodies.

Avoiding what we are allergic to is not good sense when we are talking about preserving the long-term health of habits we have acquired that no longer are producing optimal outcomes for us.

Understanding the difference requires us to engage in radical and persistent self-awareness. But the act of bringing our behavior under control becomes difficult (if not impossible) when we are surrounded by more noise that signal, and by more marketing than wisdom.

Engaging in such self-awareness is the price that we pay for becoming the human beings that we want to be. But we cannot often do this out of our own power. Self-awareness comes from listening to others about ourselves, engaging with ideas and philosophies that are difficult and challenging, and then making the hard decision to make the hard changes to our ingrained behavior.

Conflict becomes easy to engage in when we lack self-awareness (or are allergic to our behavioral need for such self-awareness) because conflict becomes the way of life that makes meaning out of the confusing flotsam and jetsam of a life only barely lived.

Constructing a behavioral existence focused around avoiding the allergen of self-awareness results in the construction of elaborate mental and behavioral echo chambers, silos of information that the challenges of new knowledge cannot penetrate.

And all the intentional emotional and psychological energy that goes toward constructing this existence (which could instead be deployed against a lack of self-awareness) transmogrifies conflicts in our lives from events to be managed to problems itching to be resolved.

And always in ways that work for us, allowing a continuance of avoiding the allergen of self-awareness.

Learning, adaptation, gaining new knowledge and then deploying it to accomplish an outcome.

What’s really triggering your allergies?

Network Leap 2

The leap from here to there has never been closer.

Sure, leaping is naturally hard.

That’s why people caution other people, before they embark on a path they can’t see, into a future they can’t understand, with outcomes that are unimaginable, to “look before you leap.”

It’s been written before that, in the context of a conflict, this is terrible advice, most often given terribly.

In the context of the idea of the primacy of the network over everything else , leaping from the Internet “in here” (the greatest communications disruption tool invented by man yet) to the network of physical relationships, textures, and moments in the world “out there” (the physical world), it’s actually great advice.

The difficulty of leaping from inside the machine to outside the machine is misunderstood and underappreciated. Google is trying it’s best to make that leap, as is Facebook, but the real players in the leap from virtual to physical, might be platform builders who understand two things:

Connectivity is not a bug, it’s a feature. Too often in the non-virtual world, connection is now shifting from being treated as something to be hoarded (though there are still those who do that) to something to be freely shared. This shift is thought of by the hoarders as a bug in the system and they do all they can to wipe it out.

Access is a responsibility. Too often in the physical world the location where the fiber optic wire ends (the last mile concept) is thought of as the place where it’s not financially worth it (a profit can’t be made) to provide access to the people living beyond that, sometimes literal, “last mile.” This mindset is shifting, because the reality is that access is gradually moving from a limited privilege to a global civic good.

Once people, businesses, and networks wrap their heads around these two philosophies, and then are self-aware enough to act on them with intentionality, “look before you leap” will return to being the terrible advice it always was.

[Advice] Listening to Hear

Most of the time, in conflicts, we engage in listening to the other party long enough to create a counter-argument that supports the narrative we already have in our heads.

This is not active listening, it’s passive consumption of content while idly waiting for a turn to speak.

This passivity in listening is particularly acute when, in the middle of a statement (or idea) being expressed that we have already dismissed as irrelevant, uninteresting, or not fitting our narrative structure, we pull out the computer in our pockets and start surfing for distractions.

Or our eyes cease to focus on the person making the statement and we begin to look around the room.

Or we begin to fidget and move around, impatiently awaiting the end of whatever is being said.

Children tend to behave like this, and one of the functions of parenting is to curb such ADD-like behavior and channel the energy devoted to not listening to active listening.

And to hearing.

When adults behave like this (as increasingly we are seeing) it leads to the top three cause of conflict: miscommunication, poor communication, and fumbled communication.

There are some ways out of this, and the researcher in listening, Jim MacNamara, offers seven canons of listening (go and check out his talk with the London School of Economics and Political Science. It’s fascinating):

  • Recognition
  • Acknowledgement
  • Attention
  • Interpreting
  • Understanding
  • Consideration
  • Responding

To get to appropriate responding in a way that acknowledges what was said by another party, listening (which is an active, and transactional act) must become part of the listeners’ conversational DNA.

And in a communication world that rewards impatience, inattention, passive (or little) recognition, endless noise, a lack of consideration, poor interpretation, and inattentive responding, what are we as individuals to do to increase our listening, and decrease our speaking?

Sometimes a presentation doesn’t “work.”

Sometimes there’s no connection with the audience.

Sometimes the presenter talks more to themselves than they listen to the crowd.

Sometimes questions aren’t asked (or answered) by the audience or the presenter.

Sometimes there is no active listening on the part of the audience.

Sometimes there is no active listening on the part of the presenter.

Sometimes the content is not what the audience expected.

Sometimes the content is not what the presenter expected.

Sometimes personalities clash.

Sometimes the content is exactly what the audience needs to hear, but not in the way that they need to hear it.

Sometimes the presentation is just a failure, and there’s nothing that the audience (or the presenter) can do at all to “fix” it.

Sometimes trying again, with a different audience, is enough.

 

[Advice] How to Have Gratitude

Remember how easy it was to say “thank you” when you were a child and you had nothing to lose?

Yeah…neither do we…

And the thing is, as we become fully autonomous adults, with our own minds, motivations, and needs, it becomes less easy than it ever was in childhood.

We can talk all we want about the history of the Pilgrims, the fractious nature of their relationship with Native Tribes, or even if they should’ve left Europe in the first place, but underlying all of the dogmatic anger and resentment against the Pilgrims in our contemporary culture (and in some cases, against this day), is one simple fact:

It’s really, really hard to humble ourselves to say the words “thank you.”

It’s also really, really hard as adults to be thankful when we believe inherently that our own power gets us what we have, rather than working collaboratively in a community with others, creating “good enough” governments, and resolving arguments without resorting to violence.

It’s really, really hard to have a heart of gratefulness when we feel that our ideas, our emotions, and even our identities have been changed, stolen, appropriated, or even wiped out all together.

It’s really, really hard to say “thank you” when we feel that the system and structure is the one to whom we are giving thanks (it’s not) rather than the Immovable Force behind the system and structure (which we may—or may not—believe in).

It’s really, really hard to understand that saying “thank you” is not about how we feel today, tomorrow, or even how we felt in the past. Instead, having a heart of gratitude is about doing what’s right no matter what our ephemeral and fleeting feelings may be.

All of this is hard. And it should come as no surprise that it’s always been hard.

Both at the beginning of celebrating this thing called Thanksgiving Day, and all the way through today, two hundred and twenty-seven years later.

But if we get through this day, then the long spiral of renewal toward next year becomes one that happens without the baggage of resentment, conflict, and strife.

[Opinion] We Get More of What We Reward

When the emotional labor of addressing a dispute with a customer, a client, a co-worker, or a boss, is the work we don’t want to do, we revert to doing the work that makes us the most comfortable.

This is usually the task that we were hired to do in the first place.

A graphic designer, instead of confronting her client with what she knows about design, graphics, colors, and what is appealing to the human eye in practice, rather than in theory, will instead revert to the statement “Well, it’s what the client asked for.” And then do the bare minimum on the project.

A human services professional, instead of respectfully establishing boundaries with a client who has engaged in bad/poor behavior in the past, will allow that client to continue to run roughshod over him. He will revert to the statement “Well, I hope that the client changes this time.” And then he will do the maximum to ensure that the client follows the same rules and policies that didn’t change the client’s behavior before.

A factory worker, instead of confronting co-workers about shoddy work, or not showing up on time, will allow that co-worker to continue the behavior unabated. The worker will shrug her shoulders sagely and think “The boss should do something. After all, it’s not my problem.” And then the worker will start to come in a little bit later, and a little bit later, and a little bit later, until her arrival time matches that of her tardy co-worker.

A manager, instead of engaging in radical self-awareness work and self-confrontation about how they can improve as a leader and manager, will engage in radical “doubling-down” on driving the team forward to accomplish a seemingly unattainable goal. The manager will firmly think “That’s why they’re here. To work and get a paycheck. I have enough responsibilities without babysitting them as well.” And then the manager will make excuses as various members of the team quit, transfer to other parts of the organization, or gradually become “C” players, committed radically to performing just at the average.

The ironclad law of life is that we get more of what we subsidize and we get less of what we tax. When we subsidize laziness, disrespect, cynicism, disappointment, ignorance, appeals to “the rules,” or “the policies” we get more of the same types of behavioral responses in the organizations we seek to lead. When we tax emotional labor, self-awareness, leadership, insight, and open conversation, we get less of the behavioral responses that will raise up our organizations.

And yet, human intuition is to avoid, prevaricate, be selfish, be lazy and ultimately, to do the bare minimum at scale. This is the work—hidden behind the cover of our job/task descriptions—that we think we are hired to do, from founders and managers to employees and interns.

But, what if we’ve intuited the wrong thing?

What if the work that we should be subsidizing is the work that negates the effects of what we think is “natural” and “just the way that it is”?

What if we not only thought differently, but acted differently?

[Opinion] Mental Infrastructure

There is a lot of mental infrastructure from the Industrial Revolution still laying around.

And most of that infrastructure can be seen on display in organizations:

Employees who are at the bottom of an organizational chart, believing that they are the foundation on which the organization rests, yet feeling as though they are treated as basement dwellers.

Managers and supervisors who are squeezed in the middle, believing that they are the glue that keeps the top of the organization from flying away, and keeps the bottom of the organization in line. Yet the reality is that they are asked to care about something that they did not initially build, and asked to give positive lip service to ideas that they know will have a low chance of success.

Upper management and executives who are at the top of the organizational chart, believing that they deserve the status that they have. And that preserving that status is the only thing that matters. Yet feeling as though they are in a constant battle with forces (i.e. governmental regulations, organizational ennui, etc.) that the people in the organizational chart below them could never possibly understand.

Work matters in the 21st century, because of two reasons:

The first reason is that as the jobs that used be done by humans migrate more and more toward the computer, the mobile phone, and to whatever hardware innovation comes next (probably the cloud, virtual reality, and A.I.) the only question worth answering is: Can a computer do your job?

When the “yes” answers to that question outstrip the “no” answers, the Industrial Revolution based infrastructure of our assumptions, ideas, and even opinions, about work will change. If they don’t, if we bitterly cling to past notions, continually hag-ridden by reimagining a past to which we cannot return, we will fail to take advantage of the positive parts of our remaining mental maps for a future we cannot fully predict.

The second reason is that as individuals and companies become human centered rather than technology centered, the only things that matter are the Long Tail, emotional intelligence, leadership ability, courage, and resilience. Organizations of the past century said that those traits weren’t that important in light of where your job was placed on an organizational chart. But that is no longer true.

The work that matters will be that which values these traits above all else. And there are some fields (the human services most of all) that are poised to take advantage of this shift in what is valuable in the future, from what was valued in the past.

The infrastructure that needs to be torn down the most is in the minds of employees, managers, executives and others.

The true tragedy is that the demolition work is plentiful, but the workers are few.
