[Advice] The Fixed Mindset Peace Builder

Peace builders often spend a lot of time trying to shift the worldviews, shape the mindsets, and break the frames of clients, systems, and processes in the world. This is reflected in much of their marketing materials, business development practices, and their overall approaches to sharing information in the world about making peace.

Peace builders often spend an inordinate amount of time trying to shift their own worldviews, shape their own mindsets, and break their own frames around the esoteric differences between transformation, evaluation, and facilitation. This is reflected in the majority of trainings that are offered, conferences that are attended, and speakers that are lauded in all the fields for peace making, from litigation to mediation to negotiation.

But this is where peace builders are comfortable.

Mediators will work on Bob. If Bob feels as though he got screwed in his last mediation session out of assets like a boat or a pile of money, his world view of the mediation process is different than that of his ex-wife.

Conflict coaches and consultants will work with Ann. If Ann sees her job I’m human resources as determining policy and keeping people in line, she’s going to take a different view of conflict management training than Jill who sees her job as being an agent of change in the organization.

Church litigators will work with Dave and Melinda. If Dave sees his role at church as being a person who keeps the boat from tipping over rather than as a person who is there to lead a flock to Christ, his approach to internal church conflict is going to be different than Melinda, who sees her role as a Deacon as one who is there to lead people to a relationship rather than through religion.

Peace builders inherently know that the worldviews of their clients around conflict matter. This is where they are most comfortable, feeling as though they are doing work at the edges. When in reality, this work, while unpleasant for some, is not the core hard work.

Peace builders inherently know that their own worldviews matter. This is where peace builders are less comfortable, but still not as uncomfortable as they need to be to truly be doing work at the edges. This work, while easy for many, is not the most unpleasant thing.

The hard, unpleasant, and edgy work lies at the edges of worldviews: The work involves going into places where the peace builders’ knowledge level and expertise may not be appreciated and doing the courageous work of digging in with people who have only even known conflict. The work involves designing products and services that are truly cutting edge—in technology, in mindset, in worldview—that match what clients, consumers, and the market is demanding, in the language that it’s demanding it. The work involves creating relationships at a global level with professionals in other fields and publicizing that interdisciplinary work in a cutting edge way, not for the field, but for a conflict comfortable public.

To go all the way to the edges, to be a champion of work that matters, and to design a life and career of meaning, peace builders must challenge inherent, field based assumptions loudly, rather than quietly, and have the courage to go to the furthest end of where those challenges lead.

Otherwise, the growth mindset necessary for peace builders to grow and make a revolutionary impact will remain far away from many peace building professionals. At the outer edges, of a field that will become more embedded in a fixed mindset at the chunky center, deep in the very conflicted world it seeks to impact.

[Advice] The Minimal Viable Product

If you’re building a peace project, it’s important to understand what you’re creating in the product phase, so that you understand what you’re selling.

Many creators misunderstand the idea of a minimal viable product. The definition, created by the writer Eric Ries (he of Lean Start-Up fame), is as follows:

“A Minimum Viable Product (MVP) is: “[the] version of a new product which allows a team to collect the maximum amount of validated learning about customers with the least effort”

In essence, a product that doesn’t try to be perfect (what the peace builder may want) but instead is a product that “ships” (i.e. gets into the market, gets out the door, gets into the customer’s hands, etc.) so that peace builders can interact with the market, rather than think about interacting with the market, is an MVP.

This is where many peace builders get caught up:

The blog that takes you ten minutes to set-up and allows you to distribute your ideas, thoughts, and passions about peace to the market is an MVP. The pretty website around the blog that “has to just look right” is not an MVP.

The email that is a conglomeration of various links, information about peace building, and allows you to interact with fans, audience, and potential customers, and that takes you an hour to set-up and an hour to send out three times a week, is an MVP. The list of emails to send the email to is not an MVP.

The workshop on active listening that you develop after ten minutes of thinking about the problems with clients in conflict that you are seeing at the mediation table is an MVP. Continually changing, researching, and referencing to make the workshop “perfect” is not an MVP.

The interaction with social media platforms through setting up a business page on Facebook, tweeting and retweeting links to peace building producers in other areas, or the posts that you consistently write and put on LinkedIn are all MVPs. The constant worrying about perfection (or not being wrong in what you retweet on social media) cannot lead to creating an MVP.

The issues with developing an MVP is that many creators of peace building projects get caught up in the idea that a product (a workshop) a blog post, a website, an email, or a social interaction has to be perfect. But the secret of the MVP is that the market isn’t looking for perfection.

The market for your peace building project is looking for YOU. The people in conflict who need resolution, engagement, help, ideas, a process, or even just advice, aren’t looking for perfection. And in many cases, once you engage with them with your MVP, enough people are generous enough to give you help, feedback, and encouragement to develop and reiterate your MVP so that it moves from being “minimal” to “maximal”

Selling begins when peace builders have the courage to engage with the market.

[Advice] Packaging Your Workshop

Think for a moment about product packaging:

Everything that we buy, from dish soap to artesian water, comes in some type of package. Being the rational consumers that we are, we often tell ourselves that the shape of the container, the way that the container is delivered to us, or even the design and colors on the outside of the package doesn’t influence our decision to purchase.

The more honest, irrational consumer, however, will admit that all those factors influenced their purchasing decision, but they won’t admit it in a way that can be quantified, researched and measured in a way that will produce repeatable results.

Instead, they’ll just say “I liked the bottle.” Or even “The wine tastes different in this glass versus that glass.”

In the fields of marketing, advertising, and sales, the psychology of influence has been used for years to design packaging that has sold millions of units of products over decades. Proctor and Gamble doesn’t just exist because of fancy investments.

The peace builder who wants to sell a workshop, seminar, or coaching, should examine closely the impact of influence in three areas, if they want to have a successful sales career selling solutions to conflicts to a conflict comfortable, and peace process skeptical, public:

When selling an intangible product (peace, health, stress relief) or service (legal help, social work, therapy) it’s important to remember that rationality ceases to be a driver of the decision making process to buy: Potential clients may claim that rationality drove their decision to pursue peacemaking as a process, but typically what drove their decison making was the rise of their emotions around their conflict, that encouraged them toward your workshop, seminar, or coaching offer.

The same emotional content that drives conflict escalation (and encourages de-escalation) drives product (peace, health, stress relief) or service (legal help, social work, therapy) purchases: This fact makes it hard for the peace builder to sell, which is why their marketing efforts must be robust, always on, and always human.

No one remembers what you told them, but potential clients will remember how you made them feel: This statement sometimes reads as facile, but the fact of the matter is, potential clients are searching for a feeling—of trust, professionalism, confidence, security, competency, etc.—before they even see your marketing materials or hear your sales pitch online. This is why the rise of video (and live streaming) for the peace builder is such a critical tool for driving and converting sales. All of the emotional content comes through in a personal appeal via video.

Packaging a product (peace, health, stress relief) or service (legal help, social work, therapy) is more a matter of determining the “emotional tone” a peace builder would like to strike with the market, and then championing that tone to close sales.

And all without being unethical.

[Strategy] Do Work At The Edges

  • What are the edges?
  • Where can I make changes?
  • Is better marketing going to solve my product problem?
  • Have I been listening to my clients?
  • How do I ask the right questions?

In a crowded peace building marketplace, where consumers are often talked at from the perspective of late-stage interventions, it is important to note that selling peace effectively has to begin with asking the questions above.

More marketing may not solve the peace builder’s problems of not selling enough time, enough expertise, or enough products. More marketing may not solve the peace builder’s problem of getting people to pay for something they may not view as valuable.

However, asking the five questions above about your project—and consistently following the answers, no matter where they made lead—will go a long way toward getting to the place where product and market line up together.

The courage to follow the answers, to learn something new, and to change the selling process in a way that engages with the market, rather than imposes upon it, is the only way to sell peace at the edges of conflict, in the 21st century.

[Advice] The Life Long Learning Myth…Busted

Implementation, coaching, mentoring, and supporting through experiences matters more to adult learning in a corporate setting, than sitting in a room for four hours listening to a facilitator.

The drop-off in retention after such an experience is 50% after participants leave the room, and without immediate changes, immediate implementation of the learning outcomes, coaching along the path of uncomfortability, and supervisory mentoring through the tough times, the retention drop-off is 75%.

So why do many organizations still offer corporate training opportunities in all kinds of topical areas, within a formalized “sit down, and absorb” learning structure, syllabi, certificates, and experienced trainers and facilitators who drone on and on for—at most—half a day?

There are three reasons:

Most organizations—whether corporations, training organizations, or higher education institutions—are unwilling (and many times unable) to do the hard work of challenging, breaking, and remaking the foundation of learning established through the last 150 years of K-12 schooling. Schooling which was designed in conjunction with corporate leaders and influencers, and codified with the support of intellectuals and educators, to produce compliant workers, who would sit (or stand) all day and do widget based, industrial work, while leaving the thinking and innovating to others up the chain. The kind of work that was hollowed out by those same individuals starting 40 years ago and now no longer matters much in America.

Many supervisors, managers, bosses, CEO’s, COO’s, and others in the hierarchical structure of many organizations, have come from a background of schooling that they either internally rejected because it was too rigid, or found comforting and conformed too. Such engrained mindsets around the value of learning (and education) do not advance and innovate organizations. Instead, they continue to produce leaders who believe that training (and life-long learning) is either a “nice to have” (rejection mindset) or a “necessary evil” (acceptance mindset). Either way, the mentality shaped through that rejection or acceptance, is reflected in buying, internally developing, or advocating for models of learning for employees based in an Industrial Revolution K-12 schooling model.

Trainers, facilitators, consultants, and others in the wide and deep field of corporate training (myself included) aren’t doing enough of the hard work, often enough, of breaking our own mindsets of how information, experiences, and content is delivered to audiences (online, F2F, etc.). We also aren’t engaging with the hard work of breaking institutional, corporate mindsets from the outside by creating offerings and client deliverables that will transcend the dying model of K-12 education. This means having the courage to stick to our principles around peer-to-peer learning, advocating to organizations that we serve for mentoring and coaching for our learners, encouraging accountability, and at the furthest end, treating adult learners like adults in the training room, rather than continuing to train them (i.e. treat them) in the K-12 learning mold they’re familiar with.

The feedback I always get when I write (or talk) in these three areas typically focuses around the inability of organizations to change, the unwillingness of employees to actually be motivated to do the hard work of working on things that are hard (i.e. engaging with emotional labor) and the inability of trainers, consultants, and others to feed their families based on selling what the market is not progressive enough to demand.

These are all legitimate concerns, but the facts of the 21st century are clear for anyone with two eyes to see:

The workplace, jobs, labor, and other tasks that people need to be organized into groups to accomplish, must still be done, or else there will be chaos in the world. Hard work—manufacturing work, “blue collar” work, etc.—will still be done in the world, but increasingly due to automation and algorithms, that work will be either outsourced or done by machines. And when it’s not, the people who will do it, will charge an even higher premium for it, to support their continued learning to become better artisans.

An acknowledgement that work matters, that tasks should be meaningful, rather than meaningless, and that employees should be treated like adults rather than like children in the workplace, is growing rather than going away. Calls from researchers, thought leaders, influencers, advocates, and others for more pay transparency, flexible family leave policies, and “flat” hierarchical structures, are only the tip of the iceberg.

The rewards to organizations in terms of prestige (Top 10 Best Places to Work), revenues (The World’s First $2 Billion Company), and public goodwill (Anyone See What Apple Made Today) in America, are drivers for success (or determinants of failure in a transparent media market) more now than ever. And these drivers become outsized to organizations that are willing to take risks, to supervisors that are willing to challenge the status quo, and to vendors who are willing to sell with courage.

Unrest will continue among employees who believe that they are not getting paid what they are worth, are increasingly mobile, and are calling the bluff of the industrialist mindset that has dominated every sector of life for over a century now. This unrest will grow in continued calls for a basic income, the cries against income inequality, and the accusations of a new “Gilded Age” of wealth and prosperity for some.

Wihout meaningful changes the conflicts that will arise if life-long, continuing, robust education is not increasingly, innovatively, and creatively integrated into the work lives of employees in all organizations in all sectors (from small businesses to the Fortune 1,000 companies), will be massive and unmanageable.

And bosses, managers, supervisors, shareholders, CEO’s, CFO’s, communities, civic leaders, politicians, business owners, corporate training organizations, and others will have to explain in plain terms to their constituencies, employees, followers, and others, the reasons (and their mindsets) for why they rejected or ignored the golden opportunity to implement, coach, mentor, and support in order to transform corporate learning into something meaningful and valuable, in the early 21st century.

[Opinion] The Future of the MBA

Most MBA program curriculums educate students in the parts of managing, analyzing, and operating an organization that organizations have deemed important: accounting, finance, managerial economics, operations, strategy, and information technology.

All of these are great areas of focus, as well as areas of specialization, but with 4,000 programs at 454 institutions, graduating 157,000 students per year, you would think that all of the MBA programs (or at least a majority) would feature some sort of conflict resolution/conflict management concentration as part of their curriculums.

You’d be wrong.

The average cost of and MBA program is $7,400 per year. The job titles many MBA graduates end up with, vary from Senior Financial Analyst to Vice President of Operations to Marketing Director. But no matter if the average salary upon graduation is $89,000 per year or $150,000 per year, each job title is really focused on dealing with people, to get job tasks accomplished, and move organizational goals forward.

But the vast majority of MBA programs don’t feature negotiation, conflict management, conflict resolution, dispute resolution, peace studies, or any other type of alternative dispute resolution training for dealing with people in organizations. Even more striking, of the top 50 business schools in the United States, only around 5 to 10 of those institutions feature MS or MA programs in negotiation, conflict management, conflict resolution, dispute resolution, or peace studies in other areas, such as the social sciences or the law.

Which means that if you are an enterprising and energetic MBA student, and you are counseled appropriately that emotional labor and “soft” skills will matter more in that senior VP position you are seeking after graduation, than the spreadsheets you will be tasked with developing, you might head over to the social sciences department of your institution and sign on to another master’s program.

But, that’s doubtful.

The future MBA in America should begin featuring courses, specializations, and concentrations, for students in the areas of negotiation, conflict management, conflict resolution, dispute resolution, or peace studies.

The reasons for this assertion are endless, but the top three are:

The prestige of the MBA degree (in spite of its growing ubiquity among business students) has held up, unlike a law degree. Over time that prestige may fade (and that may already be starting), and the way to ensure that it doesn’t is to get the graduates of those programs focused on doing the only work that matters for the long-term sustainability of organizations of all sizes—emotional labor.

The Fortune 1,000 companies (from Google to Ingram Micro) that are fiefdoms and kingdoms the size of small countries, will need more competent and skilled negotiators, conflict professionals, and more alternatives to litigation if they are to survive, grow, and thrive for the remainder of this century. I know that the shareholders, VP’s, Presidents, CEOs, and CFOs, of those organizations don’t believe it now (or quarterly), but the coterie of lawyers they regularly employ to lobby governments and to write regulations, will fade in importance over the next 100 years. MBA graduates in high positions who understand and value a future of business, profit, and peace will guide them to success more often than the 40 to 100 corporate lawyers on retainer.

The MBA graduates are the ones who can save the business world. Arguments for engaging with conflict in healthy ways can be made from outside the walls of institutions (I make them all the time on this blog), influencers can go to fancy conferences and do TED talks that “go viral,” about the power of treating employees like adults rather than children, and books and articles can be penned about how to negotiate and communicate better (or about how to manipulate employees in savvier ways).  But at the end of the day, the MBA graduate with a focus in engaging with conflict effectively, hired into a Senior VP position, will do more to advance the cause of peace and prosperity than all of those resources combined. And that leader will do it ethically, on a daily basis, while moving the organization forward and saving the world at the same time.

The unenviable task of academic peacebuilders in the 8,400 professional programs in this country that focus on negotiation, conflict management, conflict resolution, dispute resolution, or peace studies, is to do the hard work of convincing their academic colleagues in the business schools to unite with them to create sustainable, economic futures for their graduates.

[Strategy] Does Your Boss Think Addressing Workplace Disputes is Important?

You work in a human resources capacity in an organization and your boss had never shown an interest in progressively resolving the consistent arguments, disputes, disagreements that lead to creating and developing a toxic workplace culture. And you—as the human resource professional—spend days, weeks, months and even years addressing these issues as a regular part of your job function. If this is you, then Conflict-Resolution-as-a-Service products, process and approach may not be for your organization.

One of the consistent pieces of feedback that I receive following a corporate training with supervisors, managers or heads of human resources is that “The people who need to be in this room aren’t in this room.”

My response is always “Well, get them in this room and they can take the training that you just took and we can begin the work of transforming the organization.”

Then, one of three expressions typically crosses the face of the human resources employee: fear, resignation, apathy.

Then they leave the room and I hear from them again in the next year, or through recommendations and referrals that they make to other human resource departments in other organizations.

There are three reasons for the fear, the apathy and the resignation:

  • Organizational cultural responses to arguments, disagreements, and disputes tend to mirror the emotional and psychological responses of the founders/owners. If the owner/founder doesn’t view arguments, disagreements, and disputes as problematic in their own life (or has an avoidance posture rather than a collaboration posture) then there won’t be a change in organizational culture no matter how much HR advocates for one.
  • Lack of organizational interest in addressing issues in the past is often seen as evidence that present and future issues should be addressed in the same way. Human beings have limited attention and energy (i.e. bandwidth) and thus seek out mental, emotional and psychological “shortcuts” to addressing issues as they arise. Past performance is often seen as indicative of future performance, not to mention future outcomes and responses.
  • It is often easier to do nothing because of the “arbitration stance” many individuals in upper management positions default to. The “arbitration stance” happens when an argument, disagreement, or dispute finally rises to the level where upper management is forced to address it. Both the parties in the conflict walk into a meeting separately, they each plead their cases and then a decision in response to the conflict floats out of the black box of the upper management’s office in the form of a meaningless, jargon filled, policy appealing memo. Nobody involved in the arguments, disagreements, and disputes knows what the resolution is, no one understands what the memo means and no one in human resources knows what to do next.

All of the above reasons cause human resources professionals to determine that the upper management (“the boss”) has not shown an interest in Conflict-Resolution-as-as-Service in their organization and never will. Thus leading to acquiring the bare minimum of training (a “nice to have”) and the feedback to the trainer (me) of “The people who need to be in this room aren’t in this room.”

For nimble organizations, where attaining employee-cultural “fit” is more important than making widgets, Conflict-Resolution-as-a-Service is a product whose time has come. For the remaining organizations, the four hour corporate training will remain standard until their organizations change, or go out of business.

[Opinion] The Data Driven Conflict Engagement Product

When people are searching for ways to resolve the conflicts in their lives, their workplaces, and even in their neighborhoods, they’re using Google to do it.

They’re reading blog content from the Huffington Post, watching videos on YouTube and talking to their friends and neighbors about the conflict, how to resolve it, or just venting about it.

But they aren’t searching for a mediator, a lawyer or even a conflict coach. They aren’t asking their friends for a referral, nor are they attending workshops and trainings to get resolution.

And, as frustrating as it may be for the accomplished peace builder, many people who could have used the services of a trained peace builder, come to them as a last resort, rather than as a “top of the mind” choice.

The solution to this is not to crank out more conflict coaches, conflict academics, conflict mediators lawyers, arbitrators and other professionals. The solution to this is not to develop another mandated, 40 hour certification process for training mediators, who will become volunteers, to address the needs of community mediation centers.

The solution to this is to build new, data driven products, that meet the consumers of conflict (who are searching, tweeting, reading, and examining at places other than where all the peace builders typically hang out online) where they are, rather than where the profession would like to them to be.

The data driven conflict engagement product, marketed to the right audience, based on their preferences and their searches, with data gathered from their requests, concerns, questions and issues, supported by content that informs, entertains and advocates for their concerns, could be the greatest product the field of peace building ever creates.

There are a few people working on this right now at Stanford, in Washington, DC, in Arizona and in Silicon Valley—but not nearly enough to meet the needs of people in conflict.

[Opinion] Marketing for the Peace Builder IV

There are three questions that the savvy peace builder should focus on when developing a marketing plan:

Whom do we serve?

This question can be answered with surveys and other formal and informal means. The question is not focused on the peace builder’s skill sets and where they’re comfortable. Instead the question focuses on the target audience for products, services, processes and philosophies. The question seems simple, but when the answer in the peace builder’s mind comes back as “everybody” there needs to be a deeper, more disciplined dive into the question from the target’s perspective.

Why do we serve them?

This question focuses on the four areas that many peace builders (and many entrepreneurs, business owners, and other self-starters) forget, because it is a question that delves into the culture of the marketing, the branding and the project that a peace builder wants to develop. The four areas are mission, vision, and goals. The mission describes what you want the project to accomplish, vision describes where you want the project to wind up, and goals describe the ways you will get there. The last area is the trickiest, because values—if only written down and not lived—can act as a boundary or act as rocket fuel. Either way, if they aren’t articulated, the peace builder may forget them and grab at whatever revenue generating idea comes along, in effect diluting their brand promise, distracting themselves, and ultimately going out of business.

How do we delight them?

This question really is the one that focuses on the savvy peace builder as a person who can delight, rather than as a widget (or a cog) in an industrialized, productized process. This is the question where the peace builder’s strengths, interests and passions can freely reign, to create a product, process, service or philosophy that the target market wants and that they can deliver successfully and generate revenues at the same time. Asking this question (and answering it well) can make all the difference between a peace builder who “burns out” after sustained people work, and the peace builder who stays engaged with learning and developing year-on-year.

Developing a marketing plan can seem like a waste of time, but answering these three questions places the core of the plan under the peace builder’s control and make the development process smoother. In addition, commitment, consistency and persistence become reinforced through an engaging plan for marketing peaceful solutions to conflicts.

[Advice] 3 Stages to Launch – Part 2

There are three hard parts to launching any peace building project:

The first hard part is attaining technical knowledge (i.e. getting a degree, getting experience, phoning a friend, etc.).

When launching a peace building project, the savvy peace builder often doesn’t think too hard about the first part. In peace building fields from mediation to law, attaining technical knowledge is considered a rite of passage. Which is why peace building is so dominated by the presence of volunteer labor at one end (mediation) and highly paid labor at the other end (litigation) and there is a squeeze in the middle. As a result, many peace building practitioners continue to fund a self-perpetuating economy of training and certifications, rather than doing and experiences. This is a hamster wheel for another reason: The training and certifications are to reinsure that the peace builder continues to remain proficient in old skills they already know and practice (i.e. mediation skills) rather than training and certifying them in new skills that might be uncomfortable fro them to learn and practice (i.e. marketing, sales and business development).

The second hard part is getting the hardware together and attaining a certain level of comfort with it, particularly if it is new.

When launching a peace building project, learning new hardware (or software in the case of many entrepreneurial peace builders) is the second hardest part. Admittedly, there are ton of applications and software solutions that can be cobbled together to create the operational infrastructure for a functioning business model. But too often peace builders (as do many other entrepreneurs) become so focused on avoiding learning the new application (or fiddling with it constantly) that they miss completely the third hardest part of developing and launching a peace building project—sales.

The third hard part is developing content—and allying with partners in that development—and getting that content distributed to the right audience to genrate a lead, create a relationship and to close a sale.

When launching a peace building project, content development—books, articles, blog posts, podcast episodes, workshop/seminar content, and on and on—is seen as the most overwhelming aspect of launching. At the core of most content development practices are three objectives for the peace builder to consider:

  • What do I want my content to do? (i.e. drive brand recognition, drive sales, create actionable leads who will pay, etc., etc.)
  • Where do I want my content to be distributed? (i.e. from a workshop, from a blog post, from a podcast, etc., etc.)
  • Who do I want my content to target? (i.e. women with children, business owners with conflicts, men in divorce, judges in arbitration, etc., etc.)

Unfortunately, many peace builders get caught in a spiral of focusing obsessively out of fear on “how to make money” rather than focusing on “how to make a difference.”  To be successful as an entrepreneurial peace builder, the things is to manage thinking about how hard the three hard parts might be to accomplish collectively, rather than avoiding actually taking the concrete steps to think (and act) differently about at least one of them individually.
