[Opinion] Mental Infrastructure

There is a lot of mental infrastructure from the Industrial Revolution still laying around.

And most of that infrastructure can be seen on display in organizations:

Employees who are at the bottom of an organizational chart, believing that they are the foundation on which the organization rests, yet feeling as though they are treated as basement dwellers.

Managers and supervisors who are squeezed in the middle, believing that they are the glue that keeps the top of the organization from flying away, and keeps the bottom of the organization in line. Yet the reality is that they are asked to care about something that they did not initially build, and asked to give positive lip service to ideas that they know will have a low chance of success.

Upper management and executives who are at the top of the organizational chart, believing that they deserve the status that they have. And that preserving that status is the only thing that matters. Yet feeling as though they are in a constant battle with forces (i.e. governmental regulations, organizational ennui, etc.) that the people in the organizational chart below them could never possibly understand.

Work matters in the 21st century, because of two reasons:

The first reason is that as the jobs that used be done by humans migrate more and more toward the computer, the mobile phone, and to whatever hardware innovation comes next (probably the cloud, virtual reality, and A.I.) the only question worth answering is: Can a computer do your job?

When the “yes” answers to that question outstrip the “no” answers, the Industrial Revolution based infrastructure of our assumptions, ideas, and even opinions, about work will change. If they don’t, if we bitterly cling to past notions, continually hag-ridden by reimagining a past to which we cannot return, we will fail to take advantage of the positive parts of our remaining mental maps for a future we cannot fully predict.

The second reason is that as individuals and companies become human centered rather than technology centered, the only things that matter are the Long Tail, emotional intelligence, leadership ability, courage, and resilience. Organizations of the past century said that those traits weren’t that important in light of where your job was placed on an organizational chart. But that is no longer true.

The work that matters will be that which values these traits above all else. And there are some fields (the human services most of all) that are poised to take advantage of this shift in what is valuable in the future, from what was valued in the past.

The infrastructure that needs to be torn down the most is in the minds of employees, managers, executives and others.

The true tragedy is that the demolition work is plentiful, but the workers are few.

[Opinion] The Bigots Among Us

It is easy to dismiss ideas that we don’t agree with, that we find to be repulsive, or that downright offend us.

It is easy to dismiss ideas that we believe are damaging, could lead to cycles of violence, or that we believe are fearful.

It is easy to dismiss ideas that we think are regressive, oppressive, or not progressive enough for us to engage with based on our worldview.

And increasingly, and even more disturbingly, it is easier for us to dismiss the existence of people in the culture who hold these ideas.

But, as it turns out, the people holding ideas that make us afraid and angry, or that we think are stupid or retrograde, are the ones that work next to us sweeping floors, washing dishes, taking out the trash, and sometimes even counting our change back to us at the grocery store.

This is a real problem, because there’s no way to eliminate all the people who think differently than we do. There’s no real way to completely and categorically scrub every idea that we find offensive from the public square. The only option really, is to socially sanction the people with the ideas enough so that they shut up…and go away.

But…

Those people are still going to have children.

Those people are still going to have houses.

Those people are still going to have to pay the bills.

Those people are still going to want to contribute to society and culture.

Those people are still going to work.

And when a culture links holding a preferred set of ideas to advancing economically, socially, and culturally in that culture; and, when there are some people who just think differently, that culture is not long for freedom, and is approaching a soft form of tyranny.

Which has always hardened in the not-so-distant historical past.

[Advice] Priority Management vs. Time Management

You can’t get more hours in the day.

I can’t get more hours in the day.

Neither can anybody that you know.

But have you looked at your priorities lately? Have you examined the choices that you make that reveal the priorities that you have?

Your priorities matter more than how you spend your time. But this is tricky because, while it may be obvious to us (and everybody else) what our priorities are when we choose what to have at lunch between a roast beef sandwich or a vegetable dish, it’s only obvious to us (and not so much to anybody else) what our priorities are when we choose between being engaged or disengaged in a conflict.

Priority management reveals our deepest choices, desires, and motivations around, under, and above, the thing we talk about valuing the most—our time. Talking about the choices that undergird our priorities is not sexy or exciting. It’s sharp, cutting, and sometimes embarrassing. Which is why it’s easier to write about being productive, or “managing” time, rather than training adults in how to prioritize their lives by examining the stories they have chosen to create around their lives, and the lives of others.

Like many things in our lives, the thing that matters even more than our priorities (which are revealed after we make a decision) is the narrative we tell ourselves about our priorities before (and after) we make the decision to act on them. Or not.

To go back to the previous example: You may choose the roast beef sandwich because you think that meat tastes better because you were raised in a household where meat was eaten 3 times a day. Another person may choose the veggie dish because they think that the roast beef is too fatty and salty, and they’re trying to lose weight and eat better because they want to sit on the beach without embarrassment in August.

So, one makes roast beef, or veggies, the priority, then they order lunch in a blink, and they don’t beat themselves up over it.

But the story changes when the stakes are higher, like in the story we tell ourselves about what we do at work, the work that we have chosen to do, or the tasks we are asked to do at work. The story changes when we have to choose between priorities at home, and priorities in the community.

[Advice] Getting Everyone On Board

When the internal marketing organizational change efforts doesn’t match either the lived organizational culture, or the culture that happens to be stated in quotes on the wall (or the masthead) you’ve got a problem.

The issue isn’t that executives and middle management don’t see eye-to-eye. That will happen in any organization where goals are not transparently shared. The issue isn’t that entry level/front line employees are asked to do more with less. That will happen in tough economic times, particularly if your organization is a nonprofit, or it has been a bad quarter. The issue isn’t that middle managers feel as though they are placed in positions of authority where they can always say “no” but where they can rarely say “yes.” This has been happening ever since the time of Hammurabi.

The issue is your organizational culture, your internal marketing structure (or lack thererof), and the fact that your executives are not operating inside a metric of trust and openness, but instead are measuring success one quarter at a time.

There are just as many ways out of this as there are into this bind, but here are three from a conflict engagement/management perspective that could be helpful:

Your organizational culture needs to change intentionally—I don’t hold to the idea that culture is fine and that products, services, or processes just need to be overhauled. The culture of the organization is either fragile (but believes that it is robust), is robust (but has elements of fragility in it), or is antifragile (with no elements of fragility or desire to go toward robustness). The fact of the matter is, when the culture that’s lived deviates too much from the culture on the masthead, or in the external marketing, the gap between lived reality and fantasy gets filled with competition, low morale, low motivation, high conflict, and constant storming. All of which lead to an eroding culture, as surely as rain washes away the sand.

Your internal marketing structure needs to change intentionally—How you market change efforts to the people being impacted most directly by those efforts (i.e. the employees) matters more than the efforts themselves. Without buy-in, the outside trainer, or consultant, comes in, makes recommendations for changes, and works closely with the people and hears “We don’t have the power to implement that change here.” Or, “The people who should be hearing this information and getting these recommendations are not in the room—and we can’t talk to them.” Internally marketing organizational change to the people being impacted by that change, has to go beyond a Friday afternoon/Monday morning notification email, followed up by a supervisory conversation whose tone and direction is that of a mandate.

Your executives need to “buy-in.”—Optics matters more than employees, managers, supervisors, and even executives think that it does. Role modeling may be the foundational aspect of all leadership, but if the people with positional authority aren’t actually engaging in role modeling the discrete and obvious, changes they desire to see in the people tasked with responding and reacting to their authority, then all the change talk is merely that. Talk. People follow who they see leading.

When middle managers are driven to tears, frustration, thoughts of quitting, and even more, because they feel powerless to implement the changes they can observe are desperately needed, organizations need to change their cultures, not by changing who is in positions, but by challenging the organizational process that got them to that point in the first place.

Accomplishing this takes open communication with courage, curiosity, and compassion. And those traits are what fill the gap between what’s on the masthead and what’s lived in reality.

[Opinion] The Confusion of Trust

People sometimes say (or think) in an interaction “I don’t trust you.”

And then they go and order a book, a magazine, a car, or even a living space (hotel room) online without much of a thought about who is on the other end of the transaction.

Transactional trust is at the core of most messaging and is the vehicle for the virus of conflicts when the transaction is proven to be not worthwhile, too expensive, or requiring too much emotional involvement.

Transactional trust is what organizational leaders use to ensure that their expectations (and sometimes ours) get met, and the organization moves forward a smoothly as possible. When the trust breaks down however, their expectations (and ours) around sacrifice, loyalty, and expectation shift. And it’s usually a long way back to the original formulation once it’s gone.

In most conflicts, there is a loss of transactional trust, and the message that conflict participants want to send to each other is drowned out by their internal voices, clanging along, declaring quite loudly “I don’t trust you.”

And if the most important thing is sending a message, what do you do when no one is using the same medium that you are, in order to hear the message, you want to send in the first place?

This is the trouble that leads to polarization in modern communications, as well as increases in conflict. It’s not about everybody speaking the same language, it’s about everybody communicating using different mediums.

And when my medium of choice for delivering (or receiving) a message of choice, is not your medium of choice for receiving (or delivering) a message you think that I need to hear, then conflicts, confusion, and escalation are bound to increase, not decrease.

This real confusion around medium, message, and transactional trust has three potential outcomes:

  • The person sending the message and the person receiving it on the other end now have the option to turn off the other person completely and will exercise the option when the interaction becomes uncomfortable or too demanding, because the bar of trust is way higher and the social penalty for not trusting is way lower.
  • Both people in the conflict are now comfortable in turning each other off, and are increasingly ensconced inside medium based echo chambers where the same message reverberates from the “tribe” that already supported their initial decision to disengage.
  • Immoral, unethical, and incompetent “bad” actors now don’t have to encourage followers to seek resolution, collaboration, or even speak a common language. Instead, all they have to do is the easy work of reaffirming fear based transactions that grow trust between them and their “tribe,” trapped in echo chambers of their own making.

The irrationality of our decision-making process served us well in smaller communities, but as interactions that have meaning and mattering begin to scale to global levels, the frictions between our innate irrationality and our need for the security of transactional trust, will only increase.

[Opinion] Conflict Management Style

From the boardroom to the bedroom, assertiveness as a mode of approaching all conflict situations, is valued above all other choices in America.

But, what is lauded in a competitive business landscape, driven by media, and advertised to a distracted public by marketers, does not represent lived reality. Reality is messy, unmeasurable down to the final metric, and unknowable all the way up to the point that we are allowed to enter someone else’s headspace.

And even then, we don’t really know anything. We just can measure outcomes.

And the reality is, many people would rather practice avoidance, accommodation or just compromise in a fight, a disagreement, or a dispute, rather than practice any variation of assertiveness.

But if assertiveness is promoted as the “be all and end all” of all possible conflict approaches; and, collaboration is confused with weakness; accommodation is seen as charitable and kind (but not effective); avoidance is paired with fear of conflict itself; and, compromising is too often framed as losing, what is the average person to do?

Well, the fact is that, many people—from the boardroom to the bedroom—rotate through all four styles depending upon the situation, or context, in which they find themselves and the goals they are pursuing within that context.

And while assertiveness may be fine when negotiating a conflict solution across the table from a manager or supervisor, it may not be as appropriate a style to adopt when negotiating a candy exchange with a five-year-old.

But with the pressures and stresses of life compounding, rather than reducing, and with conflicts over resources growing exponentially over time, the value of being able to make healthy, conscious decisions to switch from one style to another—and to let the others around you know that this is happening—is the ultimate goal.

Because in a world where the technologists are here and building a world where human agency will be reduced to a mere shadow of its former glory, in pursuit of brave, new outcomes, the human touch to approaching conflict wisely is the only result that will matter.

[Advice] Does Your Manager Think Managing Conflict is Important

The most often repeated piece of feedback is “The people who should be here in this training/presentation/speaking engagement are not here.”

What does that mean though, other than as a piece of feedback?

Typically, it means that the people in the hierarchical chain above the people attending the training are seen as part of the problem, rather than as part of the solution, by the people in the room.

It also means that the people in the hierarchical chain above the people attending the training are interested in maintaining the organizational “status quo” and not really moving forward to become part of the solution; by role modeling what the future might be like for the people in the room.

Either way, this piece of feedback is indicative of the appearance of members of management not really believing that conflicts, disputes, disagreements, or even fights in the workplace are all that important to deal with at the root.

This feedback also indicates that the attendees will probably continue to experience frustration in the organization; even as they implement all of their newly attained knowledge of how to engage with conflicts better.

And then, as the frustration mounts and the cognitive dissonance really kicks in, employees will either become more disengaged in the workplace—or leave the workplace altogether; creating a cycle of people who arrive, then get trained, get disillusioned and then leave.

Managers, supervisors, and others up in the hierarchical chain, can thwart all of this, but it requires an investment in finding the time many claim not to have in the short term, to play the long game in building an organization doing work that matters, in the long term.

[Strategy] Leadership Through Risk

A results driven organization is typically led by managers and supervisors out to minimize downside risk, maximize upside shareholder value and drain all the unique out of the pond called their product.

Consequences, results if you will, are inherently unknowable, and many organizational leaders, cognizant of that fact, seek to either avoid or accommodate employee disputes. They typically do this by handing off the responsibility to professionals in the human resources department, but then they do not empower these individuals to make real changes.

Because, that would be risky.

The paradox of risk in conflict is that if an organizational leader does nothing, it might get worse, or it might “go away;” and, if an organizational leader does something—anything—it might get worse and not go away.

This perception of leadership as a spot to squat was never an okay position to take, but many leaders are encultured and trained through looking and role modeling, and if organizational leaders have never done more than avoid or accommodate risk, future leaders will do the same.

The inability to take on a risky conversation, a risky conflict scenario, or even a risky business decision, defines many organizational environments and outcomes. There are two solutions to this:

Recognize that what’s underneath all of that risk is fear—fear is a powerful drive of conflict, but it’s also a powerful driver of attacking, accommodating or avoiding conflict. Most of the time, directness in communication is associated with courage because there is so little organizational courage. It’s not courageous to engage in a high-risk, highly emotional, conflict conversation, if you as an organizational leader are not “built” to handle it. It’s more courageous to say “I can’t handle it” and hand it off to someone in the organization who can.

Build an antifragile culture in your organization—antifragility builds on accepting the idea that there will be organizational conflict wherever there are two or more people. After that’s accepted, then comes the material fact of acknowledging that the culture has to build around, not managing the conflict through avoiding, accommodating or attacking, but through addressing, engaging and communicating assertively about the material facts and emotional content of conflicts. The last part of developing an atifragile ethic in an organization involves engaging with emotional labor in a meaningful way and figuring out how to recognize and reward that labor in an organization, beyond a once-a-year, alcohol-fueled bash.

Ultimately, the question that leaders both avoiding, accommodating and attacking risky conflict scenarios, and engaging with them effectively, is the same question:

What kind of conflicts do we want to have in our organization?

[Strategy] KPIs for Your Conflict Management Skills Training

Effective conflict management should be a consistently pursued leadership competency in all organizations.

Often though, it’s not even pursued.

Or, even worse when it is pursued, it’s relegated to attending a one off workshop, or seminar over a weekend with little to no follow-up. Neither of these realities  lead to lasting changes in the ways that employees choose to react and respond to conflicts occuring in their organizational cultures.

This happens for many reasons.

And typically, the feedback that the conflict management expert receives during the workshop is “Well, all this seems like it would work. But it all seems so indefinable.” This piece of feedback reveals the challenge that many organizations have, when pulling people off the floor, off assignment, and away from work, to attend HR mandated diversity trainings and other offerings.

And those are offerings that are mandated to keep organizations out of regulatory trouble, out of litigation and open for business.

Conflict management trainings, conflict communication trainings and conflict resolution trainings are not mandated in many organizations, and thus are seen as “nice-to-haves,” by supervisors, managers and others.

Kind of like marketing.

The fact of the matter is, the impact of unresolved conflicts on turnover, productivity, decision making, retention and innovation efforts, touches internal stakeholders (i.e. employees) directly. And in a world where more and more product is produced by fewer and fewer people, human capital must be managed properly and effectively. And the outcomes of that management must be measured, tracked and analyzed more effectively.

There are three key ways to do this, and they should be established before sending off employees to another “nice-to-have” training:

Establish benchmarks and attainable goals—What do you want your employees to understand, appreciate and implement from the conflict management training you are sending them to?

Just wanting the “conflict” to “end” and for everybody to “get back to work” isn’t a benchmark of success in any meaningful sense of the word. Without definable, organizationally based benchmarks and goals, the chances that your organization will be in litigation—or in a mandated rather than voluntary training situation in the future–increase exponentially.

Implement outcomes from the training—Without implementation of practical skills, attained through conflict management training exercises and facilitation, the fact of the matter is that many employees will revert to what’s comfortable, what “feels” right and what is immediate.

They will do this for a number of reasons: lack of organizational support, a desire for the perceived security from predictable conflict outcomes, or just plain old fear. Active implementation (and support) of the results and learning  from conflict resolution, management and communication trainings, increases employee buy-in and productivity and decreases the measurable costs of conflict in increased litigation, increased health care costs and decreased productivity.

Enable supervisors and managers—Here’s a smaple scenario: Employee X goes to conflict resolution training because they can’t get along with Employee Y. They were told to go after their last performance review from Supervisor N. Supervisor N told them “This is your last chance, so we need to see some changes—or we’re going to have to implement some changes.”

Employee X, filled with dread, attends the two day training on Thursday, enjoys the training, feels good about the training all weekend, and goes back to work on Monday. Supervisor N later on Monday, casually asks Employee X “Well, how was it?”

And that’s the extent of the follow-up until the next performance review.

Thus, Employee X has no idea if they succeeded or failed, if they have any support in the organization to implement what was covered in the workshop, and has no idea if they are going to keep their job or not. And, Supervisor N, who didn’t attend the training or review the material with the trainer, has no knowledge to implement follow-up, no understanding of what was talked about during the training and no way to measure success or failure in the employee.

This is not an uncommon scenario.

The solution is to enable supervisors and managers to attend trainings, review materials and be  involved in the benchmarking and goal setting process for success with the employee, rather than acting as a bystander in the employee’s development.

The outcomes of conflict management training may seem undefinable, but that’s only if the organization chooses to allow them to remain so. This choice reflects cultural issues and cultural choices orgnaizations have become comfortable with over time. Shifting out of these comfort zones requires everyone to be on board, from the lowest entry-level employee, all the way to the executives in the suites.

It is often believed that training in conflict is a “soft skill” and thus relegated to the back burner in many organizations. But the hard metrics of success and development in lowering employee turnover, increasing employee retention, encouraging employee productivity and decision making and driving innovation, yield dividends that can be seen all over the bottom line.

[Advice] KPIs for Conflict Resolution Skills Training

We talked about KPI’s (key performance indicators) for New Years’ Resolutions toward the end of 2013.

It was pointed out to us at a workshop recently that, while our content was compelling and valuable, there seemed to be no KPI’s or metrics to indicate to the organization (or any organization that would hire us) that our training had any long-term value.

Good point.

As a result, we went back and though about our recent posts on CRaaS (here and here) and how to integrate conflict resolution skills training into the workplace, and came up with some relevant KPI’s and metrics.

Follow along with us:

  • The primary KPI for conflict resolution training is to measure changes in levels engagement at the supervisory/management level. This can primarily be accomplished through having reports and higher-ups engage in 360 degree evaluations with special emphasis on conversations with impacted employees, with a particular focus on quality, frequency and type.
  • The second way to measure performance improvement at the entry and mid-level positions, is by tracking reductions in registered complaints and concerns, reductions in reported and perceived conflicts and tracking reductions in sick day/vacation day usage by entry level employees, interns and others who are front facing but rarely receive training or mentorship.
  • Finally, measuring increases in productivity is hard. However, increased customer engagement, overall employee satisfaction and measuring employee retention, goes a long way toward measuring the efficacy of conflict resolution skills training in your organization.

Of course, if you don't want to measure in these three areas, you could always track reductions in lawsuits and litigation efforts by employees, supervisors, managers, customers and others.
