[Strategy] The Unfairness of Courage

In a conflict, the courageous don’t always win.

Making a Dent in the Universe

And this is not fair.

Winning can be defined as “getting an outcome beneficial to them and their perspective on the issue.”

Winning can be defined as “making change in the face of opposition.”

Winning can be defined as “seeing my ‘enemies’ defeated and driven into obscurity.”

Winning can be defined as “living long enough to see my values and story become dominant and see other values that I oppose recede into obscurity.”

The courageous are those who seek to do three things well:

  • Engage with the hard emotional labor of dealing with other people and trying to see the world through their lens.
  • Establish the boundaries and lines that are non-negotiable for them, but understand that the other party might be flexible.
  • Energize the other party (or parties) with the ability to become allies and friends (at least for the moment) in the pursuit of a greater goal.

If this all sounds hard, that’s because it is.

If all this sounds impossible, it’s really not.

If all this sounds like the purview of diplomats, generals and politicians, rather than auto mechanics, nurses or office managers, it is both.

But, because we deal with other people, with mixed motives, hidden agendas and other issues, the courageous don’t always win.

And this is the output of emotional labor.

[ICYMI] Moving Around Deck Chairs on the Titanic

The corollary question to, “Does any of this stuff really work?” is “Does anybody really change?”

The writer and marketer Seth Godin, in his most recent audio production, Leap First, talked about how people often need to hear assurances. Assurances that everything is going to be alright in spite of organizational layoffs or familial changes, or assurances that the future (of work, life, the economy, etc.) is going to be just the same as the past, but slightly better.

He stated that the reason people need to hear assurances is that the human lizard brain turns on a jabbering, sabotaging, klaxon of alarm bells when assurances are not wrapped around threatening information. This is a defense mechanism, long developed and honed to a point that sabotages needed changes in organizations.

In relation to conflict, we see evidence of such a need in the training and teaching that we do. In the mediations that we no longer do, we used to see that clients needed assurances that there would be safety, autonomy and self-determination at the mediation table; before they even sat down to do the scary work of confronting their former partners, husbands or wives.

In the effort to educate people in how to approach conflicts, difficulties and even confrontation in better ways in their organizations, we have struggled with the practical fact of having to provides assurances to “grease the runway”—while also having to provide challenging information that will encourage audience members and clients to stretch past their comfort zones.

Comfort zones are the geographic location where the “expert” lives (whether in a person’s head or a person’s organization). The “expert” employs the whispers of the lizard brain, assuring us, even as we are stretched by new knowledge that “only minor changes need to be made,” or “that’ll never happen here, the organization is too big,” or “we’ve always done it one way. Don’t worry. That guy will be gone tomorrow and you can get back to doing what you were doing the way that you were doing it.”

The phrase “moving around deck chairs on the Titanic” indicates a person (or organization) choosing to act in a futile manner to solve a minor problem (the arrangement of the deck chairs) while a major problem (the looming iceberg) goes unaddressed.

Does anybody really change? We don’t know.

We hope (and yes, we know that “hope” is not a scalable strategy–we measure and assess outcomes as well) that every person who attends a workshop, a seminar, a corporate training, or a keynote chooses to exit their comfort zones in some small way to do the work that matters around conflict, confrontation and difficulty in their organizations.

But moving deck chairs around is the mental, emotional and spiritual activity of an organization deep in their comfort zone, being soothed with assurances, which lap upon the sides of the organizational body, even as changes loom in the distance.

[Opinion] You May Have Already Won – Part Two

The future isn’t guaranteed to anyone.

There are so many industries, assumptions and pieces of our culture that are being disrupted by software applications and technology, that it feels like a whirlwind. But there is a growing problem.

In the world of technology, minorities, women and other underrepresented individuals and groups in the old economy are even more underrepresented in the new economy.

The future isn’t guaranteed to anyone.

The problem is not the wealth gap, or the inequality gap, or even the person gap. The problem is threefold:

  • Access—this is becoming the driving issue of the 21st century. People who will have access to technology and the ability to access understanding about advancements in technology, (regardless of group affiliation, economic level, gender or nationality) will have access to the virtual/physical integration that mobile technologies and the internet represent. They will also have access to the financial, spiritual and emotional rewards that will flow from this access, first in a trickle, then in a stream, and finally an endless flood. People who won’t have access will be effectively “locked out” of opportunity and advancement and will (to use the line from Braveheart) “scramble for the scraps from Longshank’s table.”
  • Understanding—there are many people (regardless of race) who have no idea, who, what or how the world that is coming is being built. Case in point: We recently had a conversation with a 20 year old the other day who had no idea that the content he consumes on YouTube was actually created by someone. We had to show him some of the behind the scenes stuff that goes on around here at HSCT in order to make all of this happen. Suddenly, he was able to make the connection between “boring” writing and studying classes and developing the discipline to write, research and publish every day.
  • Identity—many people have voted with their feet (and their wallets) in this new economic situation. They use Air BnB, Uber, Yelp, and pay attention to Amazon.com reviews. They book tickets to the movies through Fandango, they use Urban Spoon or Open Table to book a restaurant, and they have multiple applications on their smart phones and move with ease through the neighborhoods that each application represents in the community of the internet. However, there are also still people who shop at Wal-mart and won’t buy an I-phone until it shows up there. Marketers call these people lat adopters, but their identities are wrapped up (their stories, if you will) in being late adopters. Identity still is a driver for a lot of issues.

The future isn’t guaranteed to anyone.

Yes, there are many people who “Just want it to work,” no matter what it is—the economy, their family, their job, their car or their house. They don’t want to wrestle with questions about access, have to get more education to interface with new technology or worry about what their mobile phone choices say about them as a consumer/person. They just want things to work in their lives so that they can interact with a scary, chaotic and disquieting modern world with a measure of control, safety, security and reasonable level of prosperity.

These are the people for whom the future is not guaranteed.

Mediators, social workers, conflict specialists, lawyers, and social scientists have a responsibility to act as ambassadors between these two groups, advocate for the groups that are having identity, access and education issues and make the argument to the technical folks that are building our new economy and new world, that there are people being left behind.

[Advice] What Cultural Competency Looks Like…

So, if culture matters, and the people in your organization drive your culture forward, what does competency look like?

Priorities_and_Struggles

  • Cultural competency looks like the founder/CEO knowing what the organization is going to look like. And then sticking to that vision.
  • Cultural competency looks like the team being composed of people who buy into the vision and will push it forward relentlessly. But, the team is not a collection of mere “yes” men…or “yes” women…
  • Cultural competency looks like hiring people based on your internal gut reactions—backed up by trustworthy people—rather than merely relying on cultural inertia to move an organization forward.

Culture eats strategy gets repeated over and over, and then a group, a speaker, or a room, laughs and moves forward with their own preconceived notions of strategically implementing whatever organizational changes are deemed necessary.

And, in the process, losing the very culture they were trying so hard to preserve through strategic means.

Deep competency looks like strategy servicing culture in order to move and organization forward, without worrying about change or innovation.

[Advice] Culture Matters

Culture means something.

We forget about the clarion call of culture in our pell-mell run toward the future. But culture matters, particularly in companies and organizations. Culture, as defined by the cultural anthropologist E. B. Taylor, is the complex whole that includes morals, knowledge, arts, beliefs, law, customs, capabilities and habits, acquired by people as a part of society.

Culture means human beings connecting with other human beings.

Start-ups get this sometimes. The ones that don’t fail, the ones that do succeed beyond their wildest dreams.

Established organizations forget that culture matters after a certain level of cultural inertia happens. When organizations begin hiring, and it expands to more than 150 people, culture is often forgotten in the pursuit of making profits and appealing to the shareholders’ demands.

Nonprofits underestimate the power of the culture they create and that they help develop. Then they wonder why they can’t raise more money, or struggle to justify grant funding year-on-year.

All of these different stories about culture in different organizations create the dynamic cloud that covers the creation of a society, and an overall culture.

There are three things to remember when developing a culture for your project:

  • Conflicts will happen, whether you have 30 people or 150 people. It seems cool when you’re talking about 30 people and “how exciting it all is,” but how people deal with conflicts will determine how the project grows…or doesn’t…
  • Hiring people is really important. Teams, belonging, and pedigree matter. Or they don’t. When building a company culture, knowing what you’re going to emphasize versus what you’re not going to emphasize is important. And it has to show up on more than just your website’s home page.
  • Failure is not an option, but learning is. This is not an excuse to make bad decisions. There are enough of those excuses out there. However, learning about how people—customers, clients, investors, fans, audience members, etc.—react and respond to your product and your culture, gives you an opportunity toward growth. Typically called a feedback loop, we here at HSCT call it a learning curve.

Here is the challenge question for your organization: If culture means something when developing your project, when was the last time you took the time, to examine how your culture could be better?

[Strategy] Trust is not Scalable

Conflict resolution is not scalable, because trust is not scalable.

Make no mistake though, the products of trust are scalable. And the results of trusting an organization, a brand or even another person are scalable.

But trust is not scalable.

And the reason that it’s not is nuerologically and psychologically complicated, but basically, trust wanes the further removed my relationship is from another person. Not a brand, and organization or a system, but a person.

Conflict resolution in organizations, thus becomes unscalable, because the trust at the core of resolving conflicts doesn’t exist in the first place, because the parties involved are far too separated by the barriers of organization, values, culture, mindsets, behaviors, beliefs, etc.

This is the reason mediation works so well for neighborhood disputes, but not so well for sexual harassment lawsuits. When conflict resolution processes become a strategy, rather than part of an overall organizational culture, they fail miserably. Mediation, conflict resolution and other forms of ADR, should be at the core of a culture’s development as an organization grows, so that the products of trust—increased revenue and productivity to mention just a couple—become expected.

And so that, when disputes arise—and they will—the trust is already there and litigation (and even more untrustworthy, unscalable process) becomes unthinkable.

[Strategy] The Cultural Bleed

During our time when technology is flattening the formerly meaningful differences between people and systems, and turning—what once used to be a disk that was thicker at the center than the edges, to one where the edges are getting sharper and sharper—culture still matters.

Competency in how to handle the steep decline from the comfortable center of cultural assumptions to the bleeding edge of cultural competency, should be one of the most sought after skills by employers.

But it’s not.

Mainly because employers are people first and positional titles second, and people tend to lack the courage and self-awareness to break their own frames, in order to attain competency.

Any kind of competency.

The distance between the thick comfortable center and the scary bleeding edge (which is as sharp as it sounds) is not a straight line. It’s curved, with switchbacks, dead ends, false starts and bad beginnings.

But the courage to break our frames and skate toward the bleeding edge of cultural competency, is a core leadership trait that any employer should alwasy be in the process of creatively destroying and rebuilding, before looking to develop it—or hire it—in others.

[Opinion] The Center is Holding

The signs of the post-American (some would say post-empire American) world, are all around us, from Trayvon Martin to the latest corporate hacking issues at Sony.

The center is holding culturally and economically, in “flyover country,” where—outside of a very few areas in the economy—failure is still not tolerated, taking risk is still frowned upon, and steady, 40 hour a week values, are still being inculcated into the young.

At the edges though, things are fraying and the Sony hack is the latest example of the fraying edges. Data illegally obtained and then released to the tabloid journalistic community.

And Sony isn’t the only one. JP Morgan Chase, Home Depot, Kmart, and now Staples have all experienced this phenomenon.

For the people at the cultural, political and even economic center, this represents a watershed shift from the America that they knew—and that they still want to believe in—to an America that they do not understand.

We have said before that the large looming 21st century conflicts will be between those who have access to technology and software and those who do not, or even between those people who seek to define the future through search (Google) instead of connection (Facebook).

At a global level this will be true, but in the US, the battles coming are between those who believe and seek to shape the culture in post-empire ways, and those out in “flyover country” who are still raising children and inculcating them to believe in the values of empire based thinking: God, family, country.

The role of the peacemaker at the policy table, the entertainment industry, and even in the digital space, is now more important than ever.

Culture of Busyness

The culture of the workplace promotes a culture of appearing to be busy.

Employees

In the daily fog of war of conflict, we appear to be busy in the workplace in order to avoid having to confront the hard things:

  • The workplace project that isn’t working.
  • The relationship with the partner or co-worker that’s dysfunctional.
  • The organization that supports and encourages a culture of conflict as if it’s a gift rather than a curse.

The culture of busyness then pervades our family life, our community life, our social life and we wonder why the results of our busyness seem to produce more smoke that fire.

There are a lot of smoke producers in the workplace.

3 Ways to Address Anger in the Workplace

Don’t drive angry.

Don’t tweet angry.

But going to work angry…well…that’s just the way of the world.

Fear of Unemployment

Right?

With the number of “disengaged” employees in the workplace at 26%, according to a recent Dale Carnegie study, it’s no wonder that people may occasionally show up to work:

  • Pissed off
  • Peeved
  • Slightly miffed

Or any of the other amorphous euphemisms that we use to say “angry.”

The key to creating and retaining engaged employees is to actually engage with them.

And, according to the same study, “the number one factor [] cited influencing engagement and disengagement was “relationship with immediate supervisor.”

We wrote a couple of weeks ago about emotional intelligence and emotional illiteracy.

Too many organizations still prefer to have disengaged staff and team members who are coming to work to grind through their eight to twelve hour days and then go home. Underneath the watchful eyes of supervisors and managers that they do not respect, appreciate or even remotely like.

What’s the solution?

Training supervisors, managers and others in how to engage in empathy, even when it appears to be immediately unproductive;

Developing organizational cultures that truly allow caring and inclusion to be active values, not just ones that appear on the masthead or at the company party;

Encouraging C-suite and above individuals who set the corporate tone to seek out developmental coaching and therapy to understand why they tick.

Otherwise, coming to work angry will keep happening.

And it’s not that hard to imagine a future where violence mars the workplace in the same ways that it does our schools.
