The results of our conflicts, disagreements, differences of opinion and more are manifest not only in our lives, but also are captured in our physical bodies.

Structural violence, social justice, and where is all of this exactly in the individual’s body?

Our guest today on the show, Dana Caspersen, is a conflict specialist, author, dancer, and performing artist.

Her work focuses on empowering people to transform conflict from the inside: changing the conversation by changing their own actions and approach.

Dance is not something that I know anything about. Sure, my daughter does dance. And I’ve done some dancing in the past. And my wife likes to go dancing.

But that’s just the rantings of a dilettante who knows nothing about the process of art. Kind of like a weekend painter or a casual sculpture.

Dana has written a book about all of this, including how implicit biases live in the way that the body moves. It’s the mind-body connection where a lot of the outcomes of conflict live at.

And we all do performances so that we don’t have to listen to each other, much less our own selves…

Here’s the thing though: Violence captured in bodies ends up leading to violent lives.

And even if there isn’t any overt physical violence, the toll that stress takes on a body in conflict is manifest in the ways that we walk, talk, and carry ourselves.

None of this is easy to talk about, much less recognize, which is why Dana does the work that she does, and why she wrote the book that she wrote.

Dance, movement, conflict, and systemic violence.

All elements that meet in a miasma of conflicting ideas that continuously crash around us.

[Opinion] It’s Up to MBAs to Save the World

Business students—modern day, Internet savvy, native users of the information superhighway we’ve all built for the last twenty or so years—can save the corporate world.

The unfortunate thing is that somewhere along the way to cashing out in a cushy consulting position, or advancing in organizations by whose culture they are troubled, someone forgot to tell them.

This is not unusual. Partially it’s due to the echo chamber of higher education—the faculty who teach from a worldview and frame set on preserving the world they teach in—and partially it’s due to a corporate world still focused (in spite of all the evidence of disruption to the contrary) on achieving cookie-cutter, command-and-control outcomes on a quarterly basis.

There are, of course, a range of types and varieties of business students, from undergraduate business majors, dutifully studying their work at second, third, and fourth tier institutions, all the way to community and junior college students “older-than-average” who return to business programs to either run a small business better, or to provide for their families.

Finally, there are the top tier, classic business school students from elite institutions who are studying to become the next masters of the universe. These are the ones that we traditionally think of as dominating the salaries and cultures of corporations and organizations where MBAs are hired.

Except, at all levels, the work that matters is shifting away from what a human used to do well toward what a computer can do better. Accounting, spreadsheet analysis, financial reporting, supply chain management, and on and on, really matter less and less as topical areas of focus and interest in a world where information is changing hands faster than the left to right swiping motion on a smartphone screen.

The work that does matter, in organizations, to individuals, and the work that is going to reshape the global paradigm of the next fifty years, doesn’t show up on spreadsheet, and can’t be open to analysis. And it never did; but, industrialists of the past century who built the old paradigm want MBAs and anyone in a business program of any kind to continue to believe otherwise.

Philosophically, there must be a change in how we teach bright, young, ambitious, people at all levels (from community college programs to the Ivy League) in order to succeed with outcomes that will be measurable, not in terms of dollars and cents (though that will come) but in terms of people, connection, and the continuing malleability of human nature.

But what would a two-year immersive, MBA experience look like?

Here’s a rough idea of how practically, an MBA program would look, one focused on getting bright, ambitious, Internet native, students to develop and nurture the kind of work that will grow organizations in the 21st century:

      • Failure, Success, and Resilience
    • Semester Two:
      • People Management
      • Psychology of Supervision
      • Storytelling
      • Listening
  • Capstone Project: Peer Reviewed and Focused on Building a Functioning Business in the Real World
  • Year Two:
    • Semester One:
      • Finance
      • Accounting
      • Supply Chain Management
      • Quantitative and Qualitative Analysis
    • Semester Two:
      • Persuasive Writing
      • Digital/Virtual Leadership
      • Organizational Culture
      • Restorative Justice
  • Capstone Project: Go and Turn Your Peer-Reviewed Project from the 1st Semester into a Business

And after all of this, there must be follow-up. But not in the traditional sense of “Did you get a job?” and “How much does it pay?” which are questions that really only interest the federal student loan originators. Instead, follow-up with these students would be focused on the only metrics that matter: failure, success, long-term growth, and connection:

  • Did you fail in 5 to 7 years after the program?
  • Did you succeed in 5 to 7 years after the program?
  • What “dent” if any, did you make in the universe?

And that’s it.

With such a program, the MBAs we are turning out from all institutions would be prepared to save the world from the current troubles and hypocrisies, that have caused many corporations to collapse under the inability to change for the future that is here.

Now.

[Advice] Evolving Cultural Sensibilities and ADR

As the economic, cultural, and spiritual forces that used to bind us together continue to refragment from overarching macro-cultures to indispensable micro-cultures, alternative dispute resolution practitioners must take notice.

Overarching macro-culture was driven by communal events, television, economic stability, and overarching cultural “norms” that allowed people to engage in conflicts and disputes with the same regularity they always have, but also allowed the impacts of those conflicts to be dampened.

Indispensable micro-culture is driven by technology, network connections that defy geography and notice, a dismissal of the status quo, and a strong identity component. People still have conflict in these micro-cultures (what used to be called “sub-cultures”). But the impacts of those conflicts are like wildfires that catch the masses attention for a moment, but without a “there” there, there is little sustained effort mounted to ameliorate the effects upon people in those micro-culture conflicts.

Conflict resolvers, conflict coaches, conflict engagers, mediators, arbitrators, and others have watched this evolution occur over the last fifty or so years, with greater acceleration, but the response to the evolution through providing access points to conflict resolution has not been as quick. This is mainly for three reasons:

  • Indispensable micro-culture is still seen as “niche” and not really enough to build a business model on by the entrepreneurial conflict resolver. This is a terrible fact, but except for some people doing some great work in resolving conflicts in specific areas with specific groups in conflicts (i.e. with parties in churches, with divorcing or separating pet owners, etc.) there is more focus by ADR professionals on how to gain credibility with the courts—still standing as the last guardians of a passing away overarching macro-culture.
  • There are still enough parties in conflict participating in the remaining civic life of a formerly overarching macro-culture. This is something that will pass away over time, but right now, there are enough of the “masses” left around that many professional conflict resolvers look at the problems and conflicts of that group and decide to address their issues first. Both as a way to make a “dent” in the universality of conflict, and to make money from a reliable income stream.
  • Refragmentation is still not understood—or accepted psychologically, emotionally, or spiritually—as an inevitable outcome of the erosion of the twin, post-World War 2 oligopolies of corporation and government. Now, this is not to say that government will disappear either now or later; but the fact is, that as conflicts and disputes between parties in indispensable micro-culture become harder and harder to understand, the overarching macro-culture responses from government entities (i.e. new laws, regulations, taxes, and fees) will be less and less effective. This is because indispensable micro-culture conflicts are driven by esoteric, identity based rules, that require conflict resolvers to engage in relationships with those cultures to resolve—and to go beyond the overarching macro-culture rubric of intercultural communication skill sets.

None of these three areas are that daunting to overcome. And once overcome, the business models to get ideas for resolution to people in conflict begin to overwhelm the entrepreneurial conflict resolver. All that is required to get there is the courage of conflict resolvers to act outside of the “box” they have been trained in.

[Strategy] 1…2…3…What Are You Hiring For?

Entrepreneurs (some of them) remember what business owners of all types have forgotten, at scale:

You get the conflict culture you hire for.

Think about it.

If you hire people that are looking for the organization to guide them to another level in their careers, past self-doubts, bumps in the road, dips in projects, and changes in the economy, you will create a resilient employee culture.

If you hire people that are looking for reassurances, permission, the answer to “Is this going to be in the test?,” and people who want to be paid extra to give extra, don’t be surprised when your conflict culture is based in avoidance, delaying, surrender, and a lack of responsibility and hiding.

If you hire people that are empathetic, focused on others and their experiences (customers, clients, etc.), who can make courageous decisions and take action in the face of a lack of standard operating procedures, but still justify those decisions in the context of advancing organizational goals, values, and growing the brand promise, then you have created an organizational culture that people (customers, clients, etc.) will cry out for.

The trouble is that with 20th century mass production came mass hiring. With mass hiring the organizational idea grew that your organization wasn’t doing well, unless it hired everybody in a given pool based on factors that had little to do with your organizational culture, e.g. they lived close, they had the “right” credentials, they answered the questions in the interview in the “right” way.

Well, the era of being able to accomplish goals and do work at scale that matters with just anybody off the street, has passed; and, what has replaced it is ever smaller groups of people, doing more and more work that matters, using emotional intelligence, caring, resilience, and empathy to manage the inevitable conflicts that come with change.

If you want your organizational conflict culture to look—and people in it to have the courage to act—in a transformational manner, and be successful in an ambiguous business future, then hire for it.

Today.

But don’t complain that you can’t get where all the other organizations are getting, with customer and client awareness, attention, trust, and revenues, when you don’t hire for those outcomes.

And don’t complain when your “best” people leave the conflict culture that you hired for, for a more robust culture across the street.

 

[Opinion] Challenging Your Conflict Culture at Work

Yes, changing your conflict culture in your workplace will require you to take risks with courage.

Yes, changing the conflict culture of your workplace will require you to start with yourself and them move onto all those “other people” who currently seem so problematic to you.

Yes, changing the conflict culture of your workplace will be unpopular, particularly if the people inside the organization like the outcomes they are currently getting with the approach to conflicts they are currently using.

Yes, it will seem to take a long time to change your own internal conflict culture, in the same way that it will seem to take a long time to change the external, organizational culture.

No one is going to ever give you enough permission, reassurances, or hedges against outcomes occurring that you may not like, so that you won’t have to take on any risks at all to make change.

But not one significant innovation—of people, products, processes, or philosophies—has ever occurred without the changes that conflict brings. And if your culture truly wants to innovate, then changing the conflict culture is the first innovation you have to embark upon.

Race, culture, education, and technology; all of these things matter to our guest today, and she’s going to make sure that you at least think about them before we’re done here.

In our world today, race, gender, and culture seem to matter more now than ever before. This interview sort of dovetails with the interview that we did with Mitch Mitchell a couple of episodes back.

Now, I don’t know if you’ve noticed this, but a person’s vocal inflections, tone, and language should have no racial overtones, but I remember the last time we went around and around the block about race in this country—during the Orenthal James Simpson trial—that there was some discussion about whether or not O.J. had a “black” sounding voice.

Speaking of language, my grandmother came from a time when women and minorities in general weren’t getting a public fair shake in any sense of the word and she raised me to speak with as clean and as unaccented a voice as she possibly could. She believed—as Booker T. Washington before her also did—that speaking well was the first step toward writing well, which led inevitably to living well in a racist world.

I think that our guest today, Qiana Patterson, would have had an interesting discussion with my grandmother. These are two women separated by a lot of history, a lot of years, and by philosophies. That’s not to say that Qiana’s perspective or philosophy on education, race, and where they meet in the realm of technology is problematic.

Far from it.

I think that we have to be open to hearing from everybody in this racially, ethnically, and even economically diverse world. Because if we don’t, then self-awareness, self-motivation, and the courage to act differently (forget just thinking differently) become mere punchlines that we repeat at cocktail parties.

And I think that my grandmother, Qiana, and myself, have had quite enough of all that.

[Strategy] Access to the Means of Production

There is a growing chorus from the progressive parts of the US economy, concerned that many historically marginalized race and class groups may not be benefiting from the fullness of the revolutions occurring in high technology, economics, and communications.

This chorus centers in the world of high technology startups of Silicon Valley and their media/opinion outlets. Ironically, this call is coming from a world that has historically been dominated by the mostly male, mostly white (or Asian) and the mostly highly educated.

The gender/sexual discrimination case of Ellen Pao and her plight as CEO of Reddit, has brought the issue of “women in technology” to the forefront of tech Twitter. Missing in this discussion (or maybe floating around the edges of it) is the fact that discussions around the core issues of class and racial advancement and economic development continue to employ the language of the past to define problems of the present; and, to frame discussions of the future. This framing (or storytelling, if you will) has to shift in three areas for there to be more participation from those currently existing exclusively in the space of the historically discriminated against:

Access to technology, content creation mechanisms, and the knowledge of how those systems work (and why) needs to be framed as a social justice issue, rather than as a technology/economic issue.

The challenging and uncomfortable question that no one asked (not the NYPD, not the Mayor of New York’s office, not the multiple variations of protestors, not the progressive pundits) about the entire Eric Garner incident is: “Why was Eric Garner on the sidewalk, selling “loosie” cigarettes, and having continuous issues, run-ins and arrests with the NYPD in the first place?”

Think about that question for a moment and then think about this, equally challenging question: “If Eric Garner had sufficient access to technology, content creation mechanisms, and the knowledge of how those systems work, would he have had to be on a sidewalk at all, or could he have fed his family, from his home, by using those mechanisms?”

These are two questions that need answers, advocacy and more noise behind them, because access to the means of production is the social justice issue of the 21st century—regardless of race, culture, class or creed. And let’s not even get into dissecting the background of other lives and how they could have been positively impacted by a greater knowledge and access to technology that could bring them—at minimum—the beginnings of an income and a better life.

Creating (and co-creating) rather than constantly consuming as a means of understanding how new technological and economic systems will work in the future.

Even with 1.5 million pieces of blog content being created every day and 175 million blogs being out there (along with all the videos on Youtube, live streaming, podcasts and other image based content) there is still a dearth of quality, meaningful content. Particularly, content that reflects the lives that are lived by people other than a thin stratum of wealthy, North American and European peoples.

As the Internet expands globally, many young, African Americans run the risk of being left behind on a global web, full of aggressive, young focused content creators. Understanding the how and why of content production allows people to co-create their lives with others. This is an idea that’s an easy sell when a culture leapfrogs the desktop computer; less so when a subculture is historically marginalized and suffers from the results of educational disparities for a wide variety of reasons.

Changing mindsets around the possibility of owning and building something requires telling a different story about what risks matter—and which risks don’t matter.

As the risks that used to matter begin to matter less and less, appropriate preparation through role modeling and education is important for everybody in the US culture. However, for those people who will be left behind as the perceived security of employment becomes more and more a thing of the past (“In my experience as a black entrepreneur, I saw the majority of my family take the government job route, while I always had the itch to pursue a self-made career.”) there will be no gentle landings as circumstances change. Just sudden, violent bumps.

As the Singularity eventually arrives, the solution is not to ameliorate the impact of these bumps through the creation of Universal Basic Income systems, or micropayments and micro-lending schemes. These are band-aid solutions at worst, and recipes for negative social disruption at scale at best. Instead, the long-term solution is to begin to teach future generations what the real risks are. The mindset and attitude that causes success to have many fathers and failure to be but an orphan, still reigns in many sectors of this economy, but that shouldn’t prevent our society from investing in education about the risks that matter: emotional labor, collaboration, and building credibility and trust through the long tail, rather than relying on the short mass.

In the end, there are disruptions that have to happen in education, economics, finance, real estate, and other areas, not to level the playing field—this is an impossibility—but to create new fields, with new rules for new participants that may have been historically disenfranchised by the past.

Give a man a fish, he’ll eat for a day. Teach a man to fish, he’ll eat for a lifetime. But teach a man to build and sail a boat, and he’ll go to the furthest horizon and teach someone else. Isn’t it time for us to advance the access, technology and discrimination battles past the language of 20th century battles, and frame them instead in the language of the 21st century, that we’re already 15 years into?

[Opinion] You Can’t Get There From Here

Parties in conflict often ask the questions Alice did when she arrived in Wonderland.

The Cheshire Cat, that fictional animal who disappears, leaving behind only a grin was right, if a party in a conflict doesn’t know where they are going, then it doesn’t matter which way they go.

However, many parties in conflict are savvy enough to know (whether they are conscious of it or not ) that what got them into conflict isn’t going to get them out.

The problem is, many parties have a preference for when they would like the conflict to end (at a place of compromise, accommodation or winning) but they have no idea what the process to attain that outcome looks like.

Too many parties are also like Alice, in that they harbor suspicions of various peace building processes— negotiation, mediation, training, coaching, or litigation—not because they don’t understand the processes, but because they don’t understand themselves.

The prickly questions of:

  • How did we get here?
  • Was I in the wrong and not the other party?
  • Do I have a responsibility to make it better?
  • What if it gets worse?

And on and on, doggedly insist upon themselves in party’s whisper spaces, before a decision, during the process of getting to resolution (or not) and after the decision is made. On the other side of the whisper space and resolution is the tug at our heart strings of the regret that we cannot go back to the ways things were before.

Or party’s try to go back and only reignite the old conflict.

What got you here (to conflict) won’t get you there (to resolution) especially if each party has no idea what “there” should look like when they arrive.

[Opinion] The Balance is Not Mocked

Permission and permissiveness should not be confused.

Permission is something that is traditionally given. Permissiveness, however, is a passive act. Primarily a passive-aggressive act.

Permission seeks to collaborate and coordinate with another party. Permissiveness seeks to establish its own boundaries and is based in a “no” that sometimes comes off as a “yes.”

Permission is up front in establishing the hierarchy by which it operates. Permissiveness is sneaky and—let’s be frank—a little arrogant.

Permissiveness is taken from a party in conflict. Permission, however, is neither given nor taken. It exists in the whisper space between asking and taking.

There is a state of permission in many, many conflicts—interpersonal, work, church, school—that is confused with the permissiveness to “do as I like” accompanied by the corollary of “you suffer what I wish.”

The moment in conflict when a party commits an act of permissiveness is the moment when a conflict deepens negatively.

The moment in a conflict when a party commits an act of permission is the moment when a conflict deepens positively.

Do not be confused. The balance of permission/permissiveness is not mocked.

[Strategy] Why We Start But Don’t Finish

There’s no penalty for starting in our overall work culture.

The Best Phrase in Business-

If you start an initiative, a process or even start a project at work, there’s no conflict.

Sure, someone might come along (an employee, a colleague, a co-worker, a boss, a supervisor, a manager) and may make your life “difficult” by muddying up the process of starting. But even with such actions, it may feel like there’s a penalty, but there really isn’t.

Seth Godin in The Dip points this out. This is partially because there are parades and applause for starting throughout our overall culture: starting school, starting a volunteer project, starting a business.

But the cutural opportunity for penalty rises as the expectations of others (and yourself) rise (or fall) in relation to the success (or failure) of the process, initiation or project as it moves forward.

Penalties are reinforced for failure at work and then quitting is quietly proposed, with no fanfare or applause.

Think about the overall cultural language and phrases around quitting: “No one likes a quitter.” Or, “quitters never win.” Or, a more insidious one we have heard in some circles in the past “AA is for quitters.”

There’s a public penalty for quitting and it comes from a toxic combination of other people’s expectations, jealousies and assumptions, our own desires and assumptions about how the project, process or initiative should work, and the ways in which reality rarely dovetails with both of these.

And then, we are shamed for failing and subtly, socially encouraged, to never try again, to shut up our voices and to go along with whatever “the crowd” decides is good.

The way out of this is to begin publicly applauding quitting, quietly acknowledging starting (but not lauding it, or praising it) and having the courage to ignore the crowd, who are often blind, prejudiced, or biased.
