Caring costs.

It costs to be empathetic to your employees’ emotional needs.

It costs to be mindful of the non-verbal messages you’re role modeling.

It costs to be engaged all the time in the active act of actively listening.

It costs to develop connections that gain you nothing in the short-term.

It costs to care when that caring may not be “enough” for the other party when what was really desired by the other party was a transactional act, not a relational one.

Caring costs.

But what else are you going to invest your emotional energy in?

Dear 2017 Graduates of High School and College-

Congratulations, you have come to the end of a long, traditional, mostly academic journey, whose steps and path were mainly decided for you by other people.

Now, upon graduation, you are in charge of your own decisions. And, where you may wind up at the end of the path known as your life.

I have been thinking a lot about your path, future conflict, and where you might wind up as adults.

I will not lie to you: Your seeming multiplicity of choices about when, how and why to start on your path really comes down to one deeply black and white choice. No matter what you have been told by professors, faculty members, or parents, the choice really comes down to answering unequivocally and thoroughly one black and white question:

Do you want to work or not?

Your work is not your job.

Your work is also not your passion.

I am not going to write here and tell you to “follow your passion.” That is often given, facile, advice provided to you by well-meaning, but misguided, people who operate organizations that may seek to hire you post-graduation. But more likely than not, they won’t.

But more likely than not, they won’t.

When you answer the much more interesting and pivotal question about whether or not to work in your own mind and heart, and to your own satisfaction, then you can make all of the other decisions that will cascade dividends throughout your entire life.

Let me paint you a picture:

I decided after the first ten years of being in the working world after college, that I wasn’t going to work a job—any job—another day in my life.

Think about that.

Now, make no mistake, I work at my business.

I work at my corporate training gigs.

I also work when I advise clients, take them through the sales process and get profit at the end.

I work when I write blog posts, do research, create videos and even do my audio podcast.

Like the one right here I did today with Randy Shain, author of 173 Pages Every College Student Must Read. But go get it after you read the rest of this.

In the traditional understanding of “labor,” both the Marxist and the Capitalist have it wrong: Labor is something that you can do for no money. And that labor—the labor that you decide needs no compensation—will assuredly be the labor that reflects your truest passions, desires, interests and goals.

And—trust me when I write this—money soon follows.

Your job (current or future) is not your work, college and high school graduates. Your job is merely a series of tasks that you accomplish in an organization in the pursuit of someone else’s passion.

This does not excuse you from performing in said job with excellence. As a matter of fact, it is your moral and ethical duty to perform any job task that you take on in the pursuit of working another’s passion, with excellence and moral verve.

At this point, you may be thinking, “This guy is crazy. First, he tells me that he’s not going to tell me to pursue my passion. Then he tells me something that sounds remarkably similar to that advice that I hear very often.”

Let me be even clearer: Many people, from James Altucher to Tim Ferriss talk a lot about “choosing yourself.” This is the idea that no one—not a boss, a parent, an authority figure in government or anybody else—can truly provide your life with security and meaning anymore. The rules, the safety net, and the promises of the Industrial Revolution are dead and gone. They represented a brief, flashpoint in world history and humanity is gradually and fundamentally, moving away from those promises, all the way from cradle to grave. What this means is you have to pick yourself and do the hard work of actually building yourself up. You have to research and employ the tools that are laying around everywhere for free on the Internet—but that you haven’t been fully integrated into for the last 22 or so years—to develop yourself and your truly meaningful work.

This is the work of your life that you have to choose to do. Or not

Yes, answering, truly answering, the question about whether or not you really want to work, means that you will have to commit to doing two—or more—things at once. You will have to delay gratification, show grit and persistence in the face of rejection, and preserve empathy and remain courageous, in the face of dismissal, passivity, and societal apathy.

School didn’t teach you how to deal with this.

Work—in the way that people traditionally think about it—won’t teach how to deal with this either.

The church and your volunteer civic life may have gotten close to teaching you these lessons.

These fine line distinctions that come from committing to one choice and doggedly sticking to it. But I can guarantee you that the rich, meaningful life for which you are searching, will become available to you if you answer this one question firmly, unequivocally and then act on it in the same fashion.

Oh, and by the way, don’t worry about all of those banks and student loan debt that you’ve piled up while dutifully learning and regurgitating the meaningless lessons of a dead, industrialized system. There are plenty of smart people out here who are tap dancing as fast as they can to undo the banking system, which is the second to the last edifice of the old Industrial system.

That is their passion.

Their true work.

If you really want to do something about your debt, go get a job working at one of these organizations.

They are growing, they are hungry and no one sees them coming.

Small Moments

It appears that the large conflict situations in life are the ones that matter the most.

Death

Divorce

Job loss

Personal and professional disappointments

But the reality is, the small moments that appear to matter the least, are the ones that create the grit and resilience to survive the crucible of the larger moments, when the pressure is enormous.

The pressure to behave unethically.

The pressure to surrender a critical position.

The pressure to sacrifice long-held principles for short-term gains.

The pressure to avoid losses that appear insurmountable—in the emotional present.

Recognizing that managing the small moment of conflict matters more than anticipating how you’re going to manage the larger moments (should they come) is a huge advantage in a work world of shifting priorities.

Four traits to focus on growing, in the small moments:

Gaining self-awareness.

Refining your story.

Connecting with other people by growing empathy.

Giving yourself a break.

Focus on learning and absorbing the lessons from dealing with the small stuff, not to obsess over those lessons, but to allow those small interactions to prepare you for the next large conflict.

Connection-as-a-Product (CAAP)

If connection is the product of the future, the problem is not going to be connecting; human beings connect naturally–and arbitrarily.

If connection is the product of the future, the problem is not going to be developing the tools and technology to mediate, facilitate, develop and encourage those connections; human innovation is already beginning to drive that development.

If connection is the product of the future, the problem is going to be determining the value of that connection.

The assumptions, decisions, and even the drivers, that encourage the development of markets, regulations, policies, and procedures, at scale are absent in the face of something ephemeral, long-term, relationally based, and seemingly arbitrary from person to person.

Here are a few questions to get you thinking about this differently:

  • What are we charging our customers and clients for?
  • What are we paid to do?
  • What do our clients and customers believe we are paid to do?
  • What is the value of education about connection to our customers and clients?
  • What is the value of connection for our customers and clients?
  • What is the value of the tools around the act of connecting with our clients and customers?
  • What do our clients think they want from each other?
  • What is the market value of our network, to our customers and clients?
  • What is the risk profile of our market, our clients, and our organization?

Answering these questions, along with carefully considering the inherent (and growing) value of storytelling, self-awareness, and conflict management (not resolution—that requires skillsets you might not want to acquire) will open the door to creating a macroculture of connection.

Avoiding these hard questions and hoping that another innovator, entrepreneur, or visionary will come along and create the web of support that the system of connection-as-the-economy requires, is foolhardy and dangerous.

If connection is the product of the future, the problem is going to be answering the questions, in brave ways and then acting on the scary answers.

Change One Percent at a Time if You…

…don’t have the courage to confront the ongoing, unresolved cultural conflicts and frictions in your organization.

…if the resistance to change at scale from the organization and even individuals is too hard to address.

…if your fellow employees who should be your allies, cannot be motivated because of internal, intrinsic factors that you can neither understand nor appreciate.

…if you are struggling with explaining to yourself how you continue to “fit” in the culture you’ve become used .

…if you attend in-person trainings, read books, try new methods and techniques, and still nothing changes.

…if you think that you have been patient long enough for change.

…if you have given up on changes happening and are now comfortable and familiar with the lip service that the overall organizational culture pays to change.

Then, you might be ready to take the courageous, risky step of changing the culture that you are in one percent at a time.

Change, driven internally by friction and conflict, always happens slowly at first (sometimes taking years) but then arrives all at once, to everyone’s surprise in your culture.

Scale Problems

Teutonic organizations believe that size makes up for persuasion.

Small organizations believe that persuasion makes up for size.

The problem in both organizations is scale, not properly understood.

Because your organization, your team, your personality, or your project is large, that doesn’t mean that persuasion is something to be abandoned. Persuasion at scale to get me to follow the rules, be compliant, or go along with the program, must not be abandoned in favor of the use of power and authority.

Because your organization, your team, your personality, or your project is small, that doesn’t mean that persuasion is the only thing to consider. Appealing to power or authority to get me to follow the rules, be compliant, or go along with the program, is sometimes a tool that works to ensure future engagement.

Be sure of three things to determine the balance in your organization:

  • Be sure of how your size (small or large) is perceived by others in the market.
  • Be sure of how your persuasion tactics have been effective (or haven’t been effective) in the past.
  • Be sure of how you have used (or misused or failed to use) power and authority in the past, and in the present, to move the market.

Otherwise, when your organization follows a rule or regulation to the letter, creates a method of persuasion that falls on deaf ears, or makes a move that benefits the organization but not your customers or fans, don’t be surprised when the push back is unexpected.

Actions That Compose the Work

The work is rarely the most entertaining or compelling, thing.

The result of the work is a lot more compelling—good, bad, ugly, or indifferent.

The process is rarely envied.

The result of the work—the sausage, such as it were—is delicious on the plate, and worthy of being enjoyed. And sometimes, people are envious of the outcome.

The potential to experience emotional pain, public (or private) embarrassment, and even failure is so strong that people seek all kinds of shortcuts to avoid experiencing any of those potential outcomes.

But experiencing those outcomes, many times is the work.

Here is a partial (but not all inclusive) list of actions that compose the work. As in all cases, your mileage (and experiences) may vary:

Patience is work.

Resiliency is work.

Accepting outcomes is work.

Knowing where to put your focus (and why), is work.

Showing up every day, even when you don’t feel like it, is work.

Being responsible when a project, idea, or position you championed doesn’t work, is work.

Ruthlessly eliminating hurry in the short-term, to accomplish larger lifetime goals in the long-term, is work.

Having the courage, clarity, and candor to speak up about what is working and what isn’t, is work.

Engaging with people we don’t personally (or professionally) like without rancor, to accomplish goals greater than ourselves, is work.

Knowing when to quit, what to quit, and how to quit, is work.

Figuring out the right questions to ask, in the right way, to the right people, and then hearing the answers, is work.

Realizing that the work is on the line, but that you as a person are not, is work.

Raising expectations with the idea of fulfilling them, rather than using them as leverage against the other party in a conversation, or conflict, is work.

Seeing the end goal of a project, and realizing that persuasion of other people is the number one thing to accomplish to get there, is work.

Being intentional about your actions, whether in a conflict process, a project process, or a goal oriented process, is work.

Knowing yourself and what you are capable of (and what your limitations are), is work.

Understanding when to stop working, is work.

Doing any, and all, of these things in public, doesn’t make for a compelling or entertaining process to view from the outside.

And in a post-Industrial society, that values entertainment above all else, knowing what’s truly compelling, and talking, writing, and entertaining about that, is work.

Increasingly, it may be part of the only work that matters.

Clearing Out the Cruft

Clearing out the cruft that surrounds your reactions and responses to conflicts in your life, can take at least a lifetime.

Clearing out the cruft that surrounds your employee’s reactions and responses to conflicts in your organization can take at least 20 years.

Clearing out the cruft that surrounds your country, community, and neighborhood’s reactions and responses to conflicts in your country, community, and neighborhood, can take at least 50 years.

But that doesn’t mean that Ghandi, Candace Lightner, or even your cousin can’t change—or even be the source of effective change in others.

It means that the change isn’t going to happen nearly as fast as you think that it should.

It just means that when the change finally comes the impacts will appear slowly at first, and then all at once.

It also means that attending one training, reading one blog post, or implementing the ideas from one book, is not going to ever replace the hard work of working on yourself first, and everyone else second.

What Are You Paid To Do?

What are you paid to do?

What do you believe you are paid to do?

What does your employer tell you that you are paid to do?

What does your spouse believe that you are paid to do?

What does your family believe that you are paid to do?

What does your supervisor believe you are paid to do?

The systems at work, in the community, and even in the home are structured around the unstated, often unvocalized, answers to these critical questions.

It used to be that larger institutions defined these answers with clarity and provided a sense of reassurance about the answers.

It used to be that people either appealed to the authority of these institutions when their fellow travelers weren’t answering them in pre-approved ways, or when the answers seemed to be getting cloudy for everyone on the team.

It used to be that social norming and group think really kicked in on the answers to these questions, making the answer seem “obvious” and “normal.” So much so, that to even ask the questions out loud would have seemed foolish and blind.

Maybe even rebellious.

But now, with the erosions of power, with authority getting its bluff called everywhere, and with conflict and incivility on the rise because of increased role confusion, asking the questions above—and getting coherent answers to them—for yourself, is the beginning of attaining true wisdom.

Not wisdom based in learning what other people have experienced and then dealing with it, but wisdom based on knowing yourself thoroughly, first.

Not wisdom based in reassurance—because there will never be enough of that—but wisdom based in courage, candor, and clarity.

And then having the courage to ask—and to guide—others through answering the tough questions.

True Measure of Leadership Through Conflict

Leading people through conflict requires an emotional exchange between leaders and followers.

The leader gives inspiration, charisma, respect, and provides role modeling of a vision of the future, to her followers.

The follower gives encouragement, support, obedience, respect, and provides a feeling of self-worth through the act of deciding to follow, to the leader.

Often though in a conflict, both followers and leaders expect a one-way monologue rather than a two-way dialogue.

Leaders want the led to be quiet and follow without question.

Followers want leaders to listen or else be replaced by another leader who will.

The trouble with both desires (based in emotions not reason), played out in public, is that one side must bend to the whims and desires of the other, for goals to be accomplished, for visions to be realized and for emotional exchanges to be deemed worthwhile.

The true measure of leadership through conflict, is rising above selfish and self-serving human desires and role modeling that behavior (which wins respect) for followers.
